The purpose of this day is to bring industry leaders and experts together to really try and understand the important issues around digital transformation. We have an amazing lineup of speakers and our goal is to provide you with some best practices that you can bring back and apply to your organization. Look, data is plentiful, but insights are not. ThoughtSpot is disrupting analytics by using search and machine intelligence to simplify data analysis and really empower anyone with fast access to relevant data. But in the last 150 days, we've had more questions than answers. Creating an organization that puts data and insights at their core requires not only modern technology, but leadership, a mindset and a culture that people often refer to as data-driven. What does that mean? How can we equip our teams with data and fast access to quality information that can turn insights into action. >>And today we're going to hear from experienced leaders who are transforming their organizations with data insights and creating digital first cultures. But before we introduce our speakers, I'm joined today by two of my cohosts from ThoughtSpot first chief data strategy officer, the ThoughtSpot is Cindy Hausen. Cindy is an analytics and BI expert with 20 plus years experience and the author of successful business intelligence unlock the value of BI and big data. Cindy was previously the lead analyst at Gartner for the data and analytics magic quadrant. And early last year, she joined ThoughtSpot to help CDOs and their teams understand how best to leverage analytics and AI for digital transformation. Cindy. Great to see you welcome to the show. Thank you, Dave. Nice to join you virtually. Now our second cohost and friend of the cube is ThoughtSpot CEO, sedition air. Hello. Sudheesh how are you doing today? I am validating. It's good to talk to you again. That's great to see you. Thanks so much for being here now Sateesh please share with us why this discussion is so important to your customers and of course, to our audience and what they're going to learn today. >>Thanks, Dave. >>I wish you were there to introduce me into every room that I walk into because you have such an amazing way of doing it. It makes me feel also good. Um, look, since we have all been, you know, cooped up in our homes, I know that the vendors like us, we have amped up know sort of effort to reach out to you with invites for events like this. So we are getting very more invites for events like this than ever before. So when we started planning for this, we had three clear goals that we wanted to accomplish. And our first one that when you finish this and walk away, we want to make sure that you don't feel like it was a waste of time. We want to make sure that we value your time. Then this is going to be used. Number two, we want to put you in touch with industry leaders and thought leaders, generally good people that you want to hang around with long after this event is over. >>And number three, has we planned through this? You know, we are living through these difficult times. You want an event to be this event, to be more of an uplifting and inspiring event. Now, the challenge is how do you do that with the team being change agents? Because teens can, as much as we romanticize it, it is not one of those uplifting things that everyone wants to do, or like through the VA. I think of it changes sort of like if you've ever done bungee jumping and it's like standing on the edges waiting to make that one more step, uh, you know, all you have to do is take that one step and gravity will do the rest, but that is the hardest step to take change requires a lot of courage. And when we are talking about data and analytics, which is already like such a hard topic, not necessarily an uplifting and positive conversation, most businesses, it is somewhat scary. >>Change becomes all the more difficult, ultimately change requires courage, courage. To first of all, challenge the status quo. People sometimes are afraid to challenge the status quo because they are thinking that, you know, maybe I don't have the power to make the change that the company needs. Sometimes they feel like I don't have the skills. Sometimes they've may feel that I'm, I'm probably not the right person to do it. Or sometimes the lack of courage manifest itself as the inability to sort of break the silos that are formed within the organizations, when it comes to data and insights that you talked about, you know, that are people in the company who are going to have the data because they know how to manage the data, how to inquire and extract. They know how to speak data. They have the skills to do that, but they are not the group of people who have sort of the knowledge, the experience of the business to ask the right questions off the data. >>So there is the silo of people with the answers, and there is a silo of people with the questions. And there is gap. This sort of silos are standing in the way of making that necessary change that we all know the business needs. And the last change to sort of bring an external force. Sometimes it could be a tool. It could be a platform, it could be a person, it could be a process, but sometimes no matter how big the company is or how small the company is, you may need to bring some external stimuli to start the domino of the positive changes that are necessarily the group of people that we are brought in. The four people, including Cindy, that you will hear from today are really good at practically telling you how to make that step, how to step off that edge, how to trust the rope, that you will be safe. And you're going to have fun. You will have that exhilarating feeling of jumping for a bungee jump. >>So we're going to take a hard pivot now and go from football to Ternopil Chernobyl. What went wrong? 1986, as the reactors were melting down, they had the data to say, this is going to be catastrophic. And yet the culture said, no, we're perfect. Hide it. Don't dare tell anyone which meant they went ahead and had celebrations in Kiev. Even though that increased the exposure, the additional thousands, getting cancer and 20,000 years before the ground around there and even be inhabited again, this is how powerful and detrimental a negative culture, a culture that is unable to confront the brutal facts that hides data. This is what we have to contend with. And this is why I want you to focus on having fostering a data driven culture. I don't want you to be a laggard. I want you to be a leader in using data to drive your digital transformation. >>So I'll talk about culture and technology. Isn't really two sides of the same coin, real world impacts. And then some best practices you can use to disrupt and innovate your culture. Now, oftentimes I would talk about culture and I talk about technology. And recently a CDO said to me, you know, Cindy, I actually think this is two sides of the same coin. One reflects the other. What do you think? Let me walk you through this. So let's take a laggard. What does the technology look like? Is it based on 1990s BI and reporting largely parameterized reports on premises, data, warehouses, or not even that operational reports at best one enterprise, nice data warehouse, very slow moving and collaboration is only email. What does that culture tell you? Maybe there's a lack of leadership to change, to do the hard work that Sudheesh referred to, or is there also a culture of fear, afraid of failure, resistance to change complacency. >>And sometimes that complacency it's not because people are lazy. It's because they've been so beaten down every time a new idea is presented. It's like, no we're measured on least cost to serve. So politics and distrust, whether it's between business and it or individual stakeholders is the norm. So data is hoarded. Let's contrast that with a leader, a data and analytics leader, what is their technology look like? Augmented analytics search and AI driven insights, not on premises, but in the cloud and maybe multiple clouds. And the data is not in one place, but it's in a data Lake and in a data warehouse, a logical data warehouse, the collaboration is being a newer methods, whether it's Slack or teams allowing for that real time decisioning or investigating a particular data point. So what is the culture in the leaders? It's transparent and trust. There is a trust that data will not be used to punish that there is an ability to confront the bad news. >>It's innovation, valuing innovation in pursuit of the company goals, whether it's the best fan experience and player safety in the NFL or best serving your customers. It's innovative and collaborative. None of this. Oh, well, I didn't invent that. I'm not going to look at that. There's still proud of that ownership, but it's collaborating to get to a better place faster. And people feel empowered to present new ideas, fail fast, and they're energized knowing that they're using the best technology and innovating at the pace that business requires. So data is democratized and double monetized, not just for people, how are users or analysts, but really at the of impact what we like to call the new decision makers or really the front line workers. So Harvard business review partnered with us to develop this study to say, just how important is this? We've been working at BI and analytics as an industry for more than 20 years. >>Why is it not at the front lines? Whether it's a doctor, a nurse, a coach, a supply chain manager, a warehouse manager, a financial services advisor, 87% said they would be more successful if frontline workers were empowered with data driven insights, but they recognize they need new technology to be able to do that. It's not about learning hard tools. The sad reality only 20% of organizations are actually doing this. These are the data driven leaders. So this is the culture and technology. How did we get here? It's because state of the art keeps changing. So the first generation BI and analytics platforms were deployed on premises on small datasets, really just taking data out of ERP systems that were also on premises. And state-of-the-art was maybe getting a management report, an operational report over time, visual based data discovery vendors disrupted these traditional BI vendors, empowering now analysts to create visualizations with the flexibility on a desktop, sometimes larger data sometimes coming from a data warehouse, the current state of the art though, Gartner calls it augmented analytics at ThoughtSpot, we call it search and AI driven analytics. >>And this was pioneered for large scale data sets, whether it's on premises or leveraging the cloud data warehouses. And I think this is an important point. Oftentimes you, the data and analytics leaders will look at these two components separately, but you have to look at the BI and analytics tier in lockstep with your data architectures to really get to the granular insights and to leverage the capabilities of AI. Now, if you've never seen ThoughtSpot, I'll just show you what this looks like. Instead of somebody's hard coding of report, it's typing in search keywords and very robust keywords contains rank top bottom, getting to a visual visualization that then can be pinned to an existing Pinboard that might also contain insights generated by an AI engine. So it's easy enough for that new decision maker, the business user, the non analyst to create themselves modernizing the data and analytics portfolio is hard because the pace of change has accelerated. >>You use to be able to create an investment place. A bet for maybe 10 years, a few years ago, that time horizon was five years now, it's maybe three years and the time to maturity has also accelerated. So you have these different components, the search and AI tier the data science, tier data preparation and virtualization. But I would also say equally important is the cloud data warehouse and pay attention to how well these analytics tools can unlock the value in these cloud data warehouses. So thoughts about was the first to market with search and AI driven insights, competitors have followed suit, but be careful if you look at products like power BI or SAP analytics cloud, they might demo well, but do they let you get to all the data without moving it in products like snowflake, Amazon Redshift, or, or Azure synapse or Google big query, they do not. >>They re require you to move it into a smaller in memory engine. So it's important how well these new products inter operate the pace of change. It's acceleration Gartner recently predicted that by 2022, 65% of analytical queries will be generated using search or NLP or even AI. And that is roughly three times the prediction they had just a couple years ago. So let's talk about the real world impact of culture. And if you read any of my books or used any of the maturity models out there, whether the Gardner it score that I worked on, or the data warehousing Institute also has the maturity model. We talk about these five pillars to really become data driven. As Michelle spoke about it's focusing on the business outcomes, leveraging all the data, including new data sources, it's the talent, the people, the technology, and also the processes. >>And often when I would talk about the people in the talent, I would lump the culture as part of that. But in the last year, as I've traveled the world and done these digital events for thought leaders, you have told me now culture is absolutely so important. And so we've pulled it out as a separate pillar. And in fact, in polls that we've done in these events, look at how much more important culture is as a barrier to becoming data driven. It's three times as important as any of these other pillars. That's how critical it is. And let's take an example of where you can have great data, but if you don't have the right culture, there's devastating impacts. And I will say, I have been a loyal customer of Wells Fargo for more than 20 years. But look at what happened in the face of negative news with data, it said, Hey, we're not doing good cross selling customers do not have both a checking account and a credit card and a savings account and a mortgage. >>They opened fake accounts, basing billions in fines, change in leadership that even the CEO attributed to a toxic sales culture, and they're trying to fix this. But even recently there's been additional employee backlash saying the culture has not changed. Let's contrast that with some positive examples, Medtronic, a worldwide company in 150 countries around the world. They may not be a household name to you, but if you have a loved one or yourself, you have a pacemaker spinal implant diabetes, you know, this brand and at the start of COVID when they knew their business would be slowing down, because hospitals would only be able to take care of COVID patients. They took the bold move of making their IP for ventilators publicly available. That is the power of a positive culture or Verizon, a major telecom organization looking at late payments of their customers. And even though the us federal government said, well, you can't turn them off. >>He said, we'll extend that even beyond the mandated guidelines and facing a slow down in the business because of the tough economy, he said, you know what? We will spend the time upskilling our people, giving them the time to learn more about the future of work, the skills and data and analytics for 20,000 of their employees, rather than furloughing them. That is the power of a positive culture. So how can you transform your culture to the best in class? I'll give you three suggestions, bring in a change agent, identify the relevance, or I like to call it with them and organize for collaboration. So the CDO, whatever your title is, chief analytics, officer chief, digital officer, you are the most important change agent. And this is where you will hear that. Oftentimes a change agent has to come from outside the organization. So this is where, for example, in Europe, you have the CDO of just eat a takeout food delivery organization coming from the airline industry or in Australia, national Australian bank, taking a CDO within the same sector from TD bank going to NAB. >>So these change agents come in disrupt. It's a hard job. As one of you said to me, it often feels like Sisyphus. I make one step forward and I get knocked down again. I get pushed back. It is not for the faint of heart, but it's the most important part of your job. The other thing I'll talk about is with them, what is in it for me? And this is really about understanding the motivation, the relevance that data has for everyone on the frontline, as well as those analysts, as well as the executives. So if we're talking about players in the NFL, they want to perform better and they want to stay safe. That is why data matters to them. If we're talking about financial services, this may be a wealth management advisor, okay. We could say commissions, but it's really helping people have their dreams come true, whether it's putting their children through college or being able to retire without having to work multiple jobs still into your seventies or eighties for the teachers, teachers, you ask them about data. They'll say we don't, we don't need that. I care about the student. So if you can use data to help a student perform better, that is with them. And sometimes we spend so much time talking the technology, we forget, what is the value we're trying to deliver with this? And we forget the impact on the people that it does require change. In fact, the Harvard business review study found that 44% said lack of change. Management is the biggest barrier to leveraging both new technology, but also being empowered to act on those data driven insights. >>The third point organize for collaboration. This does require diversity of thought, but also bringing the technology, the data and the business people together. Now there's not a single one size fits all model for data and analytics. At one point in time, even having a BICC a BI competency center was considered state of the art. Now for the biggest impact, what I recommend is that you have a federated model centralized for economies of scale. That could be the common data, but then in bed, these evangelists, these analysts of the future within every business unit, every functional domain. And as you see this top bar, all models are possible, but the hybrid model has the most impact the most leaders. So as we look ahead to the months ahead to the year ahead and exciting time, because data is helping organizations better navigate a tough economy, lock in the customer loyalty. And I look forward to seeing how you foster that culture. That's collaborative with empathy and bring the best of technology, leveraging the cloud, all your data. Tom, thank you so much for joining us today. >>Very happy to be here and, uh, looking forward to, uh, to talking to all of you today. So as we look to move organizations to a data-driven, uh, capability into the future, there is a lot that needs to be done on the data side, but also how did it connect and enable different business teams and technology teams into the future. As we look across, uh, our data ecosystems and our platforms and how we modernize that to the cloud in the future, it all needs to basically work together, right? To really be able to drive an organization from a data standpoint into the future. That includes being able to have the right information with the right quality of data at the right time to drive informed business decisions, to drive the business forward. As part of that, we actually have partnered with ThoughtSpot to actually bring in the technology to help us drive that as part of that partnership. >>And it's how we've looked to integrate it into our overall business as a whole we've looked at how do we make sure that our, that our business and our professional lives right, are enabled in the same ways as our personal lives. So for example, in your personal lives, when you want to go and find something out, what do you do? You go on to google.com or you go on to being, you gone to Yahoo and you search for what you want search to find an answer ThoughtSpot for us, it's the same thing, but in the business world. So using ThoughtSpot and other AI capability is it's allowed us to actually enable our overall business teams in our company to actually have our information at our fingertips. So rather than having to go and talk to someone or an engineer to go pull information or pull data, we actually can have the end users or the business executives, right. >>Search for what they need, what they want at the exact time that action needed to go and drive the business forward. This is truly one of those transformational things that we've put in place on top of that, we are on the journey to modernize our larger ecosystem as a whole. That includes modernizing our underlying data warehouses, our technology or our Elequil environments. And as we move that we've actually picked to our cloud providers going to AWS and GCP. We've also adopted snowflake to really drive into organize our information and our data then drive these new solutions and capabilities forward. So the portion of us though, is culture. So how do we engage with the business teams and bring the, the, the it teams together to really hit the drive, these holistic end to end solution, the capabilities to really support the actual business into the future. >>That's one of the keys here, as we look to modernize and to really enhance our organizations to become data driven. This is the key. If you can really start to provide answers to business questions before they're even being asked and to predict based upon different economic trends or different trends in your business, what does this is maybe be made and actually provide those answers to the business teams before they're even asking for it, that is really becoming a data driven organization. And as part of that, it's really then enables the business to act quickly and take advantage of opportunities as they come in based upon industries, based upon markets, as upon products, solutions or partnerships into the future. These are really some of the keys that, uh, that become crucial as you move forward, right, uh, into this, uh, into this new age, especially with COVID with COVID now taking place across the world, right? >>Many of these markets, many of these digital transformations are celebrating and are changing rapidly to accommodate and to support customers. And these, these very difficult times as part of that, you need to make sure you have the right underlying foundation ecosystems and solutions to really drive those, those capabilities. And those solutions forward as we go through this journey, uh, boasted both of my career, but also each of your careers into the future, right? It also needs to evolve, right? Technology has changed so drastically in the last 10 years, and that change has only a celebrating. So as part of that, you have to make sure that you stay up to speed up to date with new technology changes both on the platform standpoint tools, but also what our customers want, what our customers need and how do we then surface them with our information, with our data, with our platform, with our products and our services to meet those needs and to really support and service those customers into the future. >>This is all around becoming a more data driven organization, such as how do you use your data to support the current business lines, but how do you actually use your information, your data, to actually better support your customers and to support your business there's important, your employees, your operations teams, and so forth, and really creating that full integration in that ecosystem is really when he talked to get large dividends from his investments into the future. But that being said, uh, I hope you enjoyed the segment on how to become and how to drive a data driven organization. And I'm looking forward to talking to you again soon. Thank you, >>Tom. And how long have you been at Western union? >>Uh, well in nine months. So just, uh, just started this year, but, uh, there'd be some great opportunities and great changes and we were a lot more to go, but we're really driving things forward in partnership with our business teams and our colleagues to support those customers going forward. >>Tom, thank you so much. That was wonderful. And now I'm excited to introduce you to Gustavo Canton, a change agent that I've had the pleasure of working with meeting in Europe, and he is a serial change agent most recently, Schneider electric, but even going back to Sam's clubs. Gustavo. Welcome. >>So hi everyone. My name is Gustavo Canton and thank you so much, Cindy, for the intro, as you mentioned, doing transformations is a high effort, high reward situation. I have empowerment transformations and I have less many transformations. And what I can tell you is that it's really hard to predict the future, but if you have a North star and you know where you're going, the one thing that I want you to take away from this discussion today is that you need to be bold to evolve. And so in today I'm going to be talking about culture and data, and I'm going to break this down in four areas. How do we get started barriers or opportunities as I see it, the value of AI, and also, how do you communicate, especially now in the workforce of today with so many different generations, you need to make sure that you are communicating in ways that are nontraditional sometimes. >>And so how do we get started? So I think the answer to that is you have to start for you yourself as a leader and stay tuned. And by that, I mean, you need to understand not only what is happening in your function or your field, but you have to be very into what is happening, society, socioeconomically speaking, wellbeing. You know, the common example is a great example. And for me personally, it's an opportunity because the number one core value that I have is wellbeing. I believe that for human potential, for customers and communities to grow wellbeing should be at the center of every decision. And as somebody mentioned is great to be, you know, stay in tune and have the skillset and the Koresh. But for me personally, to be honest, to have this courage is not about Nadina afraid. You're always afraid when you're making big changes in your swimming upstream. >>But what gives me the courage is the empathy part. Like I think empathy is a huge component because every time I go into an organization or a function, I try to listen very attentively to the needs of the business and what the leaders are trying to do. What I do it thinking about the mission of how do I make change for the bigger, eh, you know, workforce? So the bigger, good, despite the fact that this might have a perhaps implication. So my own self interest in my career, right? Because you have to have that courage sometimes to make choices that are not well seeing politically speaking, what are the right thing to do and you have to push through it. So the bottom line for me is that I don't think they're transforming fast enough. And the reality is I speak with a lot of leaders and we have seen stories in the past. >>And what they show is that if you look at the four main barriers that are basically keeping us behind budget, inability to add cultural issues, politics, and lack of alignment, those are the top four. But the interesting thing is that as Cindy has mentioned, these topic about culture is sexually gaining, gaining more and more traction. And in 2018, there was a story from HBR and he wants about 45%. I believe today it's about 55%, 60% of respondents say that this is the main area that we need to focus on. So again, for all those leaders and all the executives who understand and are aware that we need to transform, commit to the transformation in set us state, eh, deadline to say, Hey, in two years, we're going to make this happen. Why do we need to do, to empower and enable this change engines to make it happen? >>You need to make the tough choices. And so to me, when I speak about being bold is about making the right choices now. So I'll give you examples of some of the roadblocks that I went through. As I think the transformations most recently, as Cindy mentioned in Schneider, there are three main areas, legacy mindset. And what that means is that we've been doing this in a specific way for a long time. And here is how having successful while working the past is not going to work. Now, the opportunity there is that there is a lot of leaders who have a digital mindset and their up and coming leaders that are perhaps not yet fully developed. We need to mentor those leaders and take bets on some of these talents, including young talent. We cannot be thinking in the past and just wait for people, you know, three to five years for them to develop because the world is going to in a, in a way that is super fast, the second area, and this is specifically to implementation of AI is very interesting to me because just the example that I have with ThoughtSpot, right? >>We went on implementation and a lot of the way the it team function. So the leaders look at technology, they look at it from the prison of the prior auth success criteria for the traditional BIS. And that's not going to work again, your opportunity here is that you need to really find what success look like. In my case, I want the user experience of our workforce to be the same as this experience you have at home is a very simple concept. And so we need to think about how do we gain that user experience with this augmented analytics tools and then work backwards to have the right talent processes and technology to enable that. And finally, and obviously with, with COVID a lot of pressuring organizations and companies to do more with less. And the solution that most leaders I see are taking is to just minimize costs sometimes and cut budget. >>We have to do the opposite. We have to actually invest some growth areas, but do it by business question. Don't do it by function. If you actually invest. And these kind of solutions, if you actually invest on developing your talent, your leadership to see more digitally, if you actually invest on fixing your data platform, it's not just an incremental cost. It's actually this investment is going to offset all those hidden costs and inefficiencies that you have on your system, because people are doing a lot of work in working very hard, but it's not efficiency, and it's not working in the way that you might want to work. So there is a lot of opportunity there. And you just to put into some perspective, there have been some studies in the past about, you know, how do we kind of measure the impact of data? And obviously this is going to vary by your organization. >>Maturity is going to be a lot of factors. I've been in companies who have very clean, good data to work with. And I've been with companies that we have to start basically from scratch. So it all depends on your maturity level, but in this study, what I think is interesting is they try to put a tagline or attack price to what is the cost of incomplete data. So in this case, it's about 10 times as much to complete a unit of work. When you have data that is flawed as opposed to have imperfect data. So let me put that just in perspective, just as an example, right? Imagine you are trying to do something and you have to do a hundred things in a project, and each time you do something, it's going to cost you a dollar. So if you have perfect data, the total cost of that project might be a hundred dollars. >>But now let's say you have 80% perfect data and 20% flow data by using this assumption that Florida is 10 times as costly as perfect data. Your total costs now becomes $280 as opposed to a hundred dollars. This just for you to really think about as a CIO CTO, CSRO CEO, are we really paying attention and really close in the gaps that we have on our data infrastructure. If we don't do that, it's hard sometimes to see this snowball effect or to measure the overall impact. But as you can tell, the price tag goes up very, very quickly. So now, if I were to say, how do I communicate this? Or how do I break through some of these challenges or some of these various, right. I think the key is I am in analytics. I know statistics obviously, and, and, and love modeling and, you know, data and optimization theory and all that stuff. >>That's what I came to analytics. But now as a leader and as a change agent, I need to speak about value. And in this case, for example, for Schneider, there was this tagline coffee of your energy. So the number one thing that they were asking from the analytics team was actually efficiency, which to me was very interesting. But once I understood that I understood what kind of language to use, how to connect it to the overall strategy and basically how to bring in the right leaders, because you need to focus on the leaders that you're going to make the most progress. You know, again, low effort, high value. You need to make sure you centralize all the data as you can. You need to bring in some kind of augmented analytics solution. And finally you need to make it super simple for the, you know, in this case, I was working with the HR teams and other areas, so they can have access to one portal. >>They don't have to be confused and looking for 10 different places to find information. I think if you can actually have those four foundational pillars, obviously under the guise of having a data driven culture, that's where you can actually make the impact. So in our case, it was about three years total transformation, but it was two years for this component of augmented analytics. It took about two years to talk to, you know, it, get leadership support, find the budgeting, you know, get everybody on board, make sure the success criteria was correct. And we call this initiative, the people analytics, I pulled up, it was actually launched in July of this year. And we were very excited and the audience was very excited to do this. In this case, we did our pilot in North America for many, many manufacturers. But one thing that is really important is as you bring along your audience on this, you know, you're going from Excel, you know, in some cases or Tablo to other tools like, you know, you need to really explain them. >>What is the difference in how these two can truly replace some of the spreadsheets or some of the views that you might have on these other kinds of tools? Again, Tableau, I think it's a really good tool. There are other many tools that you might have in your toolkit. But in my case, personally, I feel that you need to have one portal going back to Cindy's point. I really truly enable the end user. And I feel that this is the right solution for us, right? And I will show you some of the findings that we had in the pilot in the last two months. So this was a huge victory, and I will tell you why, because it took a lot of effort for us to get to the station. Like I said, it's been years for us to kind of lay the foundation, get the leadership in shape the culture so people can understand why you truly need to invest, but I meant analytics. >>And so what I'm showing here is an example of how do we use basically to capture in video the qualitative findings that we had, plus the quantitative insights that we have. So in this case, our preliminary results based on our ambition for three main metrics, our safe user experience and adoption. So for our safe or a mission was to have 10 hours per week per employee save on average user experience or ambition was 4.5 and adoption, 80% in just two months, two months and a half of the pilot, we were able to achieve five hours per week per employee savings. I used to experience for 4.3 out of five and adoption of 60%, really, really amazing work. But again, it takes a lot of collaboration for us to get to the stage from it, legal communications, obviously the operations teams and the users in HR safety and other areas that might be, eh, basically stakeholders in this whole process. >>So just to summarize this kind of effort takes a lot of energy. You hire a change agent, you need to have the courage to make this decision and understand that. I feel that in this day and age, with all this disruption happening, we don't have a choice. We have to take the risk, right? And in this case, I feel a lot of satisfaction in how we were able to gain all these very souls for this organization. And that gave me the confidence to know that the work has been done and we are now in a different stage for the organization. And so for me, it says to say, thank you for everybody who has believed, obviously in our vision, everybody wants to believe in, you know, the word that we were trying to do and to make the life for, you know, workforce or customers that in community better, as you can tell, there is a lot of effort. >>There is a lot of collaboration that is needed to do something like this. In the end, I feel very satisfied. We, the accomplishments of this transformation, and I just, I just want to tell for you, if you are going right now in a moment that you feel that you have to swim upstream, you know, what would mentors, where we, people in this industry that can help you out and guide you on this kind of a transformation is not easy to do is high effort bodies, well worth it. And with that said, I hope you are well. And it's been a pleasure talking to you. Take care. Thank you, Gustavo. That was amazing. All right, let's go to the panel. >>I think we can all agree how valuable it is to hear from practitioners. And I want to thank the panel for sharing their knowledge with the community. And one common challenge that I heard you all talk about was bringing your leadership and your teams along on the journey with you. We talk about this all the time, and it is critical to have support from the top. Why? Because it directs the middle and then it enables bottoms up innovation effects from the cultural transformation that you guys all talked about. It seems like another common theme we heard is that you all prioritize database decision making in your organizations and you combine two of your most valuable assets to do that and create leverage employees on the front lines. And of course the data, as you rightly pointed out, Tom, the pandemic has accelerated the need for really leaning into this. You know, the old saying, if it ain't broke, don't fix it. We'll COVID is broken everything. And it's great to hear from our experts, you know, how to move forward. So let's get right into, so Gustavo, let's start with you. If, if I'm an aspiring change agent and let's say I'm a, I'm a budding data leader. What do I need to start doing? What habits do I need to create for long lasting success? >>I think curiosity is very important. You need to be, like I say, in tune to what is happening, not only in your specific field, like I have a passion for analytics, I can do this for 50 years plus, but I think you need to understand wellbeing other areas across not only a specific business, as you know, I come from, you know, Sam's club, Walmart, retail, I mean energy management technology. So you have to try to push yourself and basically go out of your comfort zone. I mean, if you are staying in your comfort zone and you want to use lean continuous improvement, that's just going to take you so far. What you have to do is, and that's what I try to do is I try to go into areas, different certain transformations that make me, you know, stretch and develop as a leader. That's what I'm looking to do. So I can help to inform the functions organizations and do the change management decision of mindset as required for these kinds of efforts. A thank you for that, that is inspiring. And, and Sydney, you love data. And the data's pretty clear that diversity is a good business, but I wonder if you can add your perspective to this conversation. >>Yeah. So Michelle has a new fan here because she has found her voice. I'm still working on finding mine. And it's interesting because I was raised by my dad, a single dad. So he did teach me how to work in a predominantly male environment, but why I think diversity matters more now than ever before. And this is by gender, by race, by age, by just different ways of working in thinking is because as we automate things with AI, if we do not have diverse teams looking at the data and the models and how they're applied, we risk having bias at scale. So this is why I think I don't care what type of minority you are finding your voice, having a seat at the table and just believing in the impact of your work has never been more important. And as Michelle said more possible, >>Great perspectives. Thank you, Tom. I want to go to you. I mean, I feel like everybody in our businesses in some way, shape or form become a COVID expert, but what's been the impact of the pandemic on your organization's digital transformation plans. We've seen a massive growth actually in a digital business over the last 12 months, really, uh, even in celebration, right? Once, once COBIT hit, uh, we really saw that, uh, that, uh, in the 200 countries and territories that we operate in today and service our customers. And today that, uh, been a huge need, right? To send money, to support family, to support, uh, friends and loved ones across the world. And as part of that, uh, we, you know, we we're, we are, uh, very, uh, honored to get to support those customers that we across all the centers today. But as part of that acceleration, we need to make sure that we had the right architecture and the right platforms to basically scale, right, to basically support and provide the right kind of security for our customers going forward. >>So as part of that, uh, we, we did do some, uh, some the pivots and we did, uh, a solo rate, some of our plans on digital to help support that overall growth coming in there to support our customers going forward, because there were these times during this pandemic, right? This is the most important time. And we need to support those, those that we love and those that we care about and doing that it's one of those ways is actually by sending money to them, support them financially. And that's where, uh, really our part that our services come into play that, you know, we really support those families. So it was really a, a, a, a, a great opportunity for us to really support and really bring some of our products to the next level and supporting our business going forward. Awesome. Thank you. Now, I want to come back to Gustavo, Tom. I'd love for you to chime in too. Did you guys ever think like you were, you were pushing the envelope too much in, in doing things with, with data or the technology that was just maybe too bold, maybe you felt like at some point it was, it was, it was failing or you're pushing your people too hard. Can you share that experience and how you got through it? >>Yeah, the way I look at it is, you know, again, whenever I go to an organization, I ask the question, Hey, how fast you would like to conform. And, you know, based on the agreements on the leadership and the vision that we want to take place, I take decisions. And I collaborate in a specific way now, in the case of COVID, for example, right? It forces us to remove silos and collaborate in a faster way. So to me, it was an opportunity to actually integrate with other areas and drive decisions faster, but make no mistake about it. When you are doing a transformation, you are obviously trying to do things faster than sometimes people are comfortable doing, and you need to be okay with that. Sometimes you need to be okay with tension, or you need to be okay, you know, the varying points or making repetitive business cases onto people, connect with the decision because you understand, and you are seeing that, Hey, the CEO is making a one two year, you know, efficiency goal. >>The only way for us to really do more with less is for us to continue this path. We cannot just stay with the status quo. We need to find a way to accelerate it's information. That's the way, how, how about Utah? We were talking earlier was sedation Cindy, about that bungee jumping moment. What can you share? Yeah. You know, I think you hit upon, uh, right now, the pace of change will be the slowest pace that you see for the rest of your career. So as part of that, right, that's what I tell my team. This is that you need to be, need to feel comfortable being uncomfortable. I mean, that we have to be able to basically, uh, scale, right, expand and support that the ever changing needs in the marketplace and industry and our customers today, and that pace of change that's happening. >>Right. And what customers are asking for and the competition in the marketplace, it's only going to accelerate. So as part of that, you know, as you look at what, uh, how you're operating today and your current business model, right. Things are only going to get faster. So you have to plan into align and to drive the actual transformation so that you can scale even faster in the future. So as part of that is what we're putting in place here, right. Is how do we create that underlying framework and foundation that allows the organization to basically continue to scale and evolve into the future? Yeah, we're definitely out of our comfort zones, but we're getting comfortable with it. So, Cindy, last question, you've worked with hundreds of organizations, and I got to believe that, you know, some of the advice you gave when you were at Gartner, which is pre COVID, maybe sometimes clients didn't always act on it. You know, they're not on my watch for whatever variety of reasons, but it's being forced on them now. But knowing what you know now that you know, we're all in this isolation economy, how would you say that advice has changed? Has it changed? What's your number one action and recommendation today? >>Yeah. Well, first off, Tom just freaked me out. What do you mean? This is the slowest ever even six months ago. I was saying the pace of change in data and analytics is frenetic. So, but I think you're right, Tom, the business and the technology together is forcing this change. Now, um, Dave, to answer your question, I would say the one bit of advice, maybe I was a little more, um, very aware of the power and politics and how to bring people along in a way that they are comfortable. And now I think it's, you know, what? You can't get comfortable. In fact, we know that the organizations that were already in the cloud have been able to respond and pivot faster. So if you really want to survive as, as Tom and Gustavo said, get used to being uncomfortable, the power and politics are gonna happen. Break the rules, get used to that and be bold. Do not, do not be afraid to tell somebody they're wrong and they're not moving fast enough. I do think you have to do that with empathy, as Michelle said, and Gustavo, I think that's one of the key words today besides the bungee jumping. So I want to know where's the dish gonna go on to junk >>Guys. Fantastic discussion, really, thanks again, to all the panelists and the guests. It was really a pleasure speaking with you today. Really virtually all of the leaders that I've spoken to in the cube program. Recently, they tell me that the pandemic is accelerating so many things, whether it's new ways to work, we heard about new security models and obviously the need for cloud. I mean, all of these things are driving true enterprise wide digital transformation, not just as I said before, lip service is sometimes we minimize the importance and the challenge of building culture and in making this transformation possible. But when it's done, right, the right culture is going to deliver tournament, tremendous results. Know what does that mean? Getting it right? Everybody's trying to get it right. My biggest takeaway today is it means making data part of the DNA of your organization. >>And that means making it accessible to the people in your organization that are empowered to make decisions, decisions that can drive you revenue, cut costs, speed, access to critical care, whatever the mission is of your organization. That's the thing that I picked up from Michelle's talk, Cindy talked about finding the importance of finding your voice, taking that chair, whether it's available or not, and making sure that your ideas, your voices are heard, and if it requires some force and apply that force, make sure your ideas are we start with talking about the importance of building consensus, not going at things all alone, sometimes building the importance of building the Koran. And that is critical because if you want the changes to last, you want to make sure that the organization is fully behind it, Tom, instead of a single take away. >>What I was inspired by is the fact that a company that is 170 years old, 170 years sold 200 companies, 200 countries they're operating in and they were able to make the change that is necessary through this difficult time. So in a matter of months, if they could do it, anyone could. Also we've got Tom Davenport come in from across the country. He's a distinguished professor and author from Babson college, Tom. Great to see you. He is the VP and general manager enterprise software division at Broadcom surge. Great to see you again, where are you coming in from? >>Uh, from Boston right next to Cape Cod. >>Terrific. So welcome back, everybody again. Congratulations on this day. I know it's been a lot of work to get here for this unveil, but let's just jump into it. The biz ops manifesto, what was the initial reason to do this? And how did you decide to do it in a kind of a coalition, a way bringing together a group of people versus just making it an internal company, uh, initiative that, you know, you can do better stuff within your own company, surge, why don't we start with you? >>Yeah, so, so I think we were at a really critical juncture, right? Many, um, large enterprises are basically struggling with their digital transformation. Um, in fact, um, many recognized that, uh, the, the business side, it collaboration has been, uh, one of the major impediments, uh, to drive that kind of transformation. That, and if we look at the industry today, many people are, whether we're talking about vendors or, um, you know, system integrators, consulting firms are talking about the same kind of concepts, but using very different language. And so we believe that bringing all these different players together, um, as part of the coalition and formalizing, uh, basically the core principles and values in a BizOps manifesto, we can really start to F could have a much bigger movement where we can all talk about kind of the same concepts and we can really start to provide, could have a much better support for large organizations to, to transform. Uh, so whether it is technology or services or, um, or training, I think that that's really the value of bringing all of these players together, right. >>And mic to you. Why did you get involved in this, in this effort? >>So I've been closely involved the agile movement since it started two decades with that manifesto. And I think we got a lot of improvement at the team level, and I think that was just no. Did we really need to improve at the business level? Every company is trying to become a software innovator, trying to make sure that they can pivot quickly and the changing market economy and what everyone's dealing with in terms of needing to deliver value to customers sooner. However, agile practices have really focused on these metrics, these measures and understanding processes that help teams be productive. Those things now need to be elevated to the business as a whole. And that just hasn't happened. Uh, organizations are actually failing because they're measuring activities and how they're becoming more agile, how teams are functioning, not how much quickly they're delivering value to the customer. So we need to now move past that. And that's exactly what the manifesto provides. Right, >>Right, right. And Tom, to you, you've been covering tech for a very long time. You've been looking at really hard challenges and a lot of work around analytics and data and data evolution. So there's a definitely a data angle here. I wonder if you could kind of share your perspective of what you got excited to, uh, to sign onto this manifesto. >>Sure. Well, I have, you know, for the past 15 or 20 years, I've been focusing on data and analytics and AI, but before that I was a process management guy and a knowledge management guy. And in general, I think, you know, we've just kind of optimize that to narrow a level, whether you're talking about agile or dev ops or ML ops, any of these kinds of ops oriented movements, we're making individual project, um, performance and productivity better, but we're not changing the business, uh, effectively enough. And that's the thing that appealed to me about the biz ops idea, that we're finally creating a closer connection between what we do with technology and how it changes the business and provides value to it. >>Great. Uh, surge back to you, right? I mean, people have been talking about digital transformation for a long time and it's been, you know, kind of trucking along and then covert hit and it was instant Lightswitch. Everyone's working from home. You've got a lot more reliance on your digital tools, digital communication, uh, both within your customer base and your partner base, but also then your employees when you're, if you could share how that really pushed this all along. Right? Because now suddenly the acceleration of digital transformation is higher. Even more importantly, you got much more critical decisions to make into what you do next. So kind of your portfolio management of projects has been elevated significantly when maybe revenues are down, uh, and you really have to, uh, to prioritize and get it right. >>Yeah. Maybe I'll just start by quoting Satina Nello basically recently said that they're speeding the two years of digital preservation just last two months in any many ways. That's true. Um, but yet when we look at large enterprises, they're still struggling with a kind of a changes in culture. They really need to drive to be able to disrupt themselves. And not surprisingly, you know, when we look at certain parts of the industry, you know, we see some things which are very disturbing, right? So about 40% of the personal loans today are being, uh, origin data it's by fintechs, uh, of a like of Sophie or, uh, or a lending club, right? Not to a traditional brick and mortar for BEC. And so the, well, there is kind of a much more of an appetite and it's a, it's more of a survival type of driver these days. >>Uh, the reality is that's in order for these large enterprises to truly transform and engage on this digital transformation, they need to start to really align the business nightie, you know, in many ways and make cover. Does agile really emerge from the core desire to truly improve software predictability between which we've really missed is all the way we start to aligning the software predictability to business predictability, and to be able to have continual sleep continuous improvement and measurement of business outcomes. So by aligning that of these, uh, discuss inward metrics, that's, it is typically being using to business outcomes. We think we can start to really ELP, uh, different stakeholders within the organization to collaborate. So I think there is more than ever. There's an imperative to acts now. Um, and, and resolves, I think is kind of the right approach to drive that kind of transformation. Right. >>I want to follow up on the culture comment, uh, with you, Tom, because you've talked before about kind of process flow and process flow throughout a whore and an organization. And, you know, we talk about people process and tech all the time. And I think the tech is the easy part compared to actually changing the people the way they think. And then the actual processes that they put in place. It's a much more difficult issue than just the tech issue to get this digital transformation in your organization. >>Yeah. You know, I've always found that the soft stuff about, you know, the culture of a behavior, the values is the hard stuff to change and more and more, we, we realized that to be successful with any kind of digital transformation you have to change people's behaviors and attitudes. Um, we haven't made as much progress in that area as we might have. I mean, I've done some surveys suggesting that most organizations still don't have data driven cultures. And in many cases there is a lower percentage of companies that say they have that then, um, did a few years ago. So we're kind of moving in the wrong direction, which means I think that we have to start explicitly addressing that, um, cultural, behavioral dimension and not just assuming that it will happen if we, if we build system, if we build it, they won't necessarily come. Right. >>Right. So I want to go to you Nick. Cause you know, we're talking about workflows and flow, um, and, and you've written about flow both in terms of, um, you know, moving things along a process and trying to find bottlenecks, identify bottlenecks, which is now even more important again, when these decisions are much more critical. Cause you have a lot less, uh, wiggle room in tough times, but you also talked about flow from the culture side and the people side. So I wonder if you can just share your thoughts on, you know, using flow as a way to think about things, to get the answers better. >>Yeah, absolutely. And I'll refer back to what Tom has said. If you're optimized, you need to optimize your system. You need to optimize how you innovate and how you deliver value to the business and the customer. Now, what we've noticed in the data, since that we've learned from customers, value streams, enterprise organizations, value streams, is that when it's taking six months at the end to deliver that value with the flow is that slow. You've got a bunch of unhappy developers, unhappy customers when you're innovating half so high performing organizations, we can measure third and 10 float time and dates. All of a sudden that feedback loop, the satisfaction your developer's measurably goes up. So not only do you have people context, switching glass, you're delivering so much more value to customers at a lower cost because you've optimized for flow rather than optimizing for these other approximate tricks that we use, which is how efficient is my agile team. How quickly can we deploy software? Those are important, but they do not provide the value of agility of fast learning of adaptability to the business. And that's exactly what the biz ops manifesto pushes your organization to do. You need to put in place this new operating model that's based on flow on the delivery of business value and on bringing value to market much more quickly than you were before. Right. >>I love that. And I'm going back to you, Tom, on that to follow up. Cause I think, I don't think people think enough about how they prioritize what they're optimizing for. Cause you know, if you're optimizing for a versus B, you know, you can have a very different product that you kick out and let you know. My favorite example is with Clayton Christianson and innovator's dilemma talking about the three inch hard drive. If you optimize it for power, you know, is one thing, if you optimize it for vibration is another thing and sure enough, you know, they missed it on the poem because it was the, it was the game console, which, which drove that whole business. So when you, when you're talking to customers and we think we hear it with cloud all the time, people optimizing for cost efficiency, instead of thinking about it as an innovation tool, how do you help them kind of rethink and really, you know, force them to, to look at the, at the prioritization and make sure they're prioritizing on the right thing is make just said, what are you optimizing for? >>Oh yeah. Um, you have one of the most important aspects of any decision or, um, attempt to resolve a problem in an organization is the framing process. And, um, you know, it's, it's a difficult aspect of the decision to frame it correctly in the first place. Um, there, it's not a technology issue. In many cases, it's largely a human issue, but if you frame that decision or that problem incorrectly to narrowly say, or you frame it as an either or situation where you could actually have some of both, um, it, it's very difficult for the, um, process to work out correctly. So in many cases that I think we need to think more at the beginning about how we bring this issue or this decision in the best way possible before we charge off and build a system to support it. You know, um, it's worth that extra time to think, think carefully about how the decision has been structured, right >>Surgery. I want to go back to you and talk about the human factors because as we just discussed, you can put it in great technology, but if the culture doesn't adopt it and people don't feel good about it, you know, it's not going to be successful and that's going to reflect poorly on the technology, even if it had nothing to do with it. And you know, when you look at the, the, the core values, uh, of the Bezos manifesto, you know, a big one is trust and collaboration, you know, learn, respond and pivot. I wonder if you can share your thoughts on, on trying to get that cultural shift, uh, so that you can have success with the people or excuse me, with the technology in the process and helping customers, you know, take this more trustworthy and kind of proactive, uh, position. >>So I think, I think at the ground level, it truly starts with the realization that we're all different. We come from different backgrounds. Um, oftentimes we tend to blame the data. It's not uncommon my experiments that we spend the first 30 minutes of any kind of one hour conversation to debate the validity of the data. Um, and so, um, one of the first kind of, uh, probably manifestations that we've had or revelations as we start to engage with our customers is spike, just exposing, uh, high-fidelity data sets to different stakeholders from their different lens. We start to enable these different stakeholders to not debate the data. That's really collaborate to find a solution. So in many ways, when, when, when we think about kind of the types of changes we're trying to, to truly affect around data driven decision making, it's all about bringing the data in context, in the context that is relevant and understandable for, for different stakeholders, whether we're talking about an operator or develop for a business analyst. >>So that's, that's the first thing. The second layer I think, is really to provide context to what people are doing in their specific cycle. And so I think one of the best examples I have is if you start to be able to align business KPI, whether you are counting, you know, sales per hour, or the engagements of your users on your mobile applications, whatever it is, you can start to connect that PKI to the business KPI, to the KPIs that developers might be looking at, whether it is the number of defects or a velocity or whatever, you know, metrics that they are used to to actually track you start to, to be able to actually contextualize in what we are the effecting, basically a metric that is really relevant in which we see is that DC is a much more systematic way to approach the transformation than say, you know, some organizations kind of creating, uh, some of these new products or services or initiatives, um, to, to drive engagements, right? >>So if you look at zoom, for instance, zoom giving away a it service to, uh, to education, he's all about, I mean, there's obviously a marketing aspect in therapists. It's fundamentally about trying to drive also the engagement of their own teams. And because now they're doing something for good and the organizations are trying to do that, but you only can do this kind of things in a limited way. And so you really want to start to rethink how you connect to, everybody's kind of a business objective fruit data, and now you start to get people to stare at the same data from their own lens and collaborate on all the data. Right, >>Right. That's a good, uh, Tom, I want to go back to you. You've been studying it for a long time, writing lots of books and getting into it. Um, why now, you know, what w why now are we finally aligning business objectives with, with it objectives? You know, why didn't this happen before? And, you know, what are the factors that are making now the time for this, this, this move with the, uh, with the biz ops? >>Well, and much of the past, it was sort of a back office related activity. And, you know, it was important for, um, uh, producing your paychecks and, uh, um, capturing the customer orders, but the business wasn't built around it now, every organization needs to be a software business, a data business, a digital business, the auntie has been raised considerably. And if you aren't making that connection between your business objectives and the technology that supports it, you run a pretty big risk of, you know, going out of business or losing out to competitors. Totally. So, um, and, uh, even if you're in a, an industry that hasn't historically been terribly, um, technology oriented customer expectations flow from, uh, you know, the digital native, um, companies that they work with to basically every industry. So you're compared against the best in the world. So we don't really have the luxury anymore of screwing up our it projects or building things that don't really work for the business. Um, it's mission critical that we do that well. Um, almost every time, I just want to follow up by that, Tom, >>In terms of the, you've talked extensively about kind of these evolutions of data and analytics from artismal stage to the big data stage, the data economy stage, the AI driven stage and what I find diff interesting that all those stages, you always put a start date. You never put an end date. Um, so you know, is the, is the big data I'm just going to use that generically a moment in time finally here, where we're, you know, off mahogany row with the data scientists, but actually can start to see the promise of delivering the right insight to the right person at the right time to make that decision. >>Well, I think it is true that in general, these previous stages never seemed to go away. The, um, the artisinal stuff is still being done, but we would like for less than less of it to be artisinal, we can't really afford for everything to be artisinal anymore. It's too labor and time consuming to do things that way. So we shift more and more of it to be done through automation and B to be done with a higher level of productivity. And, um, you know, at some point maybe we reached the stage where we don't do anything artisanally anymore. I'm not sure we're there yet, but, you know, we are, we are making progress. Right, >>Right. And Mick, back to you in terms of looking at agile, cause you're, you're such a, a student of agile when, when you look at the opportunity with ops, um, and taking the lessons from agile, you know, what's been the inhibitor to stop this in the past. And what are you so excited about? You know, taking this approach will enable. >>Yeah. I think both Sergeant Tom hit on this is that in agile what's happened is that we've been measuring tiny subsets of the value stream, right? We need to elevate the data's there. Developers are working on these tools that delivering features that the foundations for, for great culture are there. I spent two decades as a developer. And when I was really happy is when I was able to deliver value to customers, the quicker I was able to do that the fewer impediments are in my way, that quicker was deployed and running in the cloud, the happier I was, and that's exactly what's happening. If we can just get the right data, uh, elevated to the business, not just to the agile teams, but really these values of ours are to make sure that you've got these data driven decisions with meaningful data that's oriented around delivering value to customers. Not only these legacies that Tom touched on, which has cost center metrics from an ITK, from where, for it being a cost center and something that provided email and then back office systems. So we need to rapidly shift to those new, meaningful metrics that are customized business centric and make sure that every development the organization is focused on those as well as the business itself, that we're measuring value and that we're helping that value flow without interruptions. >>I love that mic. Cause if you don't measure it, you can't improve on it and you gotta, but you gotta be measuring the right thing. So gentlemen, uh, thank you again for, for your time. Congratulations on the, uh, on the unveil of the biz ops manifesto and together this coalition >>Of, of, uh, industry experts to get behind this. And, you know, there's probably never been a more important time than now to make sure that your prioritization is in the right spot and you're not wasting resources where you're not going to get the ROI. And we'd like to welcome you back to our continuing coverage of biz ops manifesto, unveil exciting day to really, uh, kind of bring this out into public. There's been a little bit of conversation, but today's really the official unveiling and we're excited to have our next guest to share a little bit more information on it. He's Patrick tickle. He's a chief product officer for planned view. Patrick. Great to see you. Yeah, it's great to be here. Thanks for the invite. So why the biz ops manifesto, why the biz optical edition now when you guys have been at it, it's relatively mature marketplace businesses. Good. What was missing? Why, why this, uh, why this coalition? >>Yeah, so, you know, again, why is, why is biz ops important and why is this something I'm, you know, I'm so excited about, but I think companies as well, right. Well, you know, in some ways or another, this is a topic that I've been talking to, you know, the market and our customers about for a long time. And it's, you know, I really applaud, you know, this whole movement, right. And, um, in resonates with me, because I think one of the fundamental flaws, frankly, of the way we've talked about technology and business literally for decades, uh, has been this idea of, uh, alignment. Those who know me, I occasionally get off on this little rant about the word alignment, right. But to me, the word alignment is, is actually indicative of the, of the, of the flaw in a lot of our organizations and biz ops is really, I think now trying to catalyze and expose that flaw. >>Right. Because, you know, I always say that, you know, you know, alignment implies silos, right. Instantaneously, as soon as you say there's alignment, there's, there's obviously somebody who's got a direction and other people that have to line up and that, that kind of siloed, uh, nature of organizations. And then frankly, the passive nature of it. Right. I think so many technology organizations are like, look, the business has the strategy you guys need to align. Right. And, and, you know, as a product leader, right. That's where I've been my whole career. Right. I can tell you that I never sit around. I almost never use the word alignment. Right. I mean, whether I never sit down and say, you know, the product management team has to get aligned with Deb, right. Or the dev team has to get aligned with the delivery and ops teams. I mean, what I say is, you know, are we on strategy, right? >>Like we've, we have a strategy as a, as a full end to end value stream. Right. And that there's no silos. And I mean, look, every on any given day we got to get better. Right. But the context, the context we operate is not about alignment. Right. It's about being on strategy. And I think I've talked to customers a lot about that, but when I first read the manifesto, I was like, Oh yeah, this is exactly. This is breaking down. Maybe trying to eliminate the word alignment, you know, from a lot of our organizations, because we literally start thinking about one strategy and how we go from strategy to delivery and have it be our strategy, not someone else's that we're all aligning to it. And it's a great way to catalyze that conversation. That I've, it's been in my mind for years, to be honest. Right. >>So, so much to unpack there. One of the things obviously, uh, stealing a lot from, from dev ops and the dev ops manifesto from 20 years ago. And as I look through some of the principles and I looked through some of the values, which are, you know, really nicely laid out here, you know, satisfy customers, do continuous delivery, uh, measure, output against real results. Um, the ones that, that jumps out though is really about, you know, change, change, right? Requirements should change frequently. They do change frequently, but I'm curious to get your take from a, from a software development point, it's easy to kind of understand, right. We're making this widget and our competitors, beta widget plus X, and now we need to change our plans and make sure that the plus X gets added to the plan. Maybe it wasn't in the plan, but you talked a lot about product strategy. So in this kind of continuous delivery world, how does that meld with, I'm actually trying to set a strategy, which implies the direction for a little bit further out on the horizon and to stay on that while at the same time, you're kind of doing this real time continual adjustments. Cause you're not working off a giant PRD or MRD anymore. >>Yeah, yeah, totally. Yeah. You know, one of the terms, you know, that we use internally a lot and even with my customers, our customers is we talked about this idea of rewiring, right. And I think, you know, it's kind of a, now an analogy for transformation. And I think a lot of us have to rewire the way we think about things. Right. And I think at Planview where we have a lot of customers who live in that, you know, who operationalize that traditional PPM world. Right. And are shifting to agile and transforming that rewire is super important. And, and to your point, right, it's, you've just, you've got to embrace this idea of, you know, just iterative getting better every day and iterating, iterating, iterating as to building annual plans or, you know, I get customers occasionally who asked me for two or three year roadmap. >>Right. And I literally looked at them and I go, there's no, there's no scenario where I can build a two or three year roadmap. Right. You, you, you think you want that, but that's not, that's not the way we run. Right. And I will tell you the biggest thing that for us, you know, that I think is matched the planning, uh, you know, patents is a word I like to use a lot. So the thing that we've like, uh, that we've done from a planning perspective, I think is matched impedance to continuous delivery is instituting the whole program, implement, you know, the program, increment planning, capabilities and methodologies, um, in the scaled agile world. Right. And over the last 18 months to two years, we really have now, you know, instrumented our company across three value streams. You know, we do quarterly PI program increment 10 week planning, you know, and that becomes, that becomes the Terra firma of how we plant. >>Right. And it's, what are we doing for the next 10 weeks? And we iterate within those 10 weeks, but we also know that 10 weeks from now, we're going to, we're going to adjust iterate again. Right. And that shifting of that planning model, you know, to being as cross-functional is that as that big room planning kind of model is, um, and also, uh, you know, on that shorter increment, when you get those two things in place, all sudden the impedance really starts to match up, uh, with continuous delivery and it changes, it changes the way you plan and it changes the way you work. Right? >>Yeah. Their thing. Right. So obviously a lot of these things are kind of process driven, both within the values, as well as the principles, but there's a whole lot, really about culture. And I just want to highlight a couple of the values, right? We already talked about business outcomes, um, trust and collaboration, uh, data driven decisions, and then learn, respond and pivot. Right. A lot of those are cultural as much as they are process. So again, is it the, is it the need to really kind of just put them down on paper and you know, I can't help, but think of, you know, the hammering up the, uh, the thing in the Lutheran church with their, with their manifesto, is it just good to get it down on paper? Because when you read these things, you're like, well, of course we should trust people. And of course we need an environment of collaboration and of course we want data driven decisions, but as we all know saying it and living, it are two very, very different things. >>Yeah. Good question. I mean, I think there's a lot of ways you bring that to life you're right. And just hanging up, you know, I think we've all been through the hanging up posters around your office, which these days, right. Unless you're going to hang a poster and everybody's home office. Right. You can't even, you can't even fake it that you think that might work. Right. So, um, you know, you really, I think we've attacked that in a variety of ways. Right. And you definitely have to, you know, you've got to make the shift to a team centric culture, right. Empowered teams, you know, that's a big deal. Right. You know, a lot of, a lot of the people that, you know, we lived in a world of quote unquote, where we were lived in a deep resource management world for a long, long time. >>And right. A lot of our customers still do that, but you know, kind of moving to that team centric world is, uh, is really important and core the trust. Um, I think training is super important, right. We've, you know, we've internally, right. We've trained hundreds employees over the last a year and a half on the fundamentals really of safe. Right. Not necessarily, you know, we've had, we've had teams delivering in scrum and the continuous delivery for, you know, for years, but the scaling aspect of it, uh, is where we've done a lot of training and investment. Um, and then, you know, I think, uh, leadership has to be bought in. Right. You know? And so when we pie plan, you know, myself and Cameron and the other members of our leadership, you know, we're NPI planning, you know, for, for four days. Right. I mean, it's, it's, you've got to walk the walk, you know, from top to bottom and you've got to train on the context. Right. And then you, and then, and, and then once you get through a few cycles where you've done a pivot, right. Or you brought a new team in, and it just works, it becomes kind of this virtuous circle where he'll go, man, this really works so much better than what we used to do. Right. >>Right. The other really key principle to this whole thing is, is aligning, you know, the business leaders and the business prioritization, um, so that you can get to good outcomes with the development and the delivery. Right. And we, we know again, and kind of classic dev ops to get the dev and the production people together. So they can, you know, quickly ship code that works. Um, but adding the business person on there really puts, puts a little extra responsibility that they, they understand the value of a particular feature or particular priority. Uh, they, they can make the, the, the trade offs and that they kind of understand the effort involved too. So, you know, bringing them into this continuous again, kind of this continuous development process, um, to make sure that things are better aligned and really better prioritize. Cause ultimately, you know, we don't live in an infinite resources situation and people got to make trade offs. They got to make decisions as to what goes and what doesn't go in for everything that goes. Right. I always say you pick one thing. Okay. That's 99 other things that couldn't go. So it's really important to have, you know, this, you said alignment of the business priorities as well as, you know, the execution within, within the development. >>Yeah. I think that, you know, uh, you know, I think it was probably close to two years ago. Forester started talking about the age of the customer, right. That, that was like their big theme at the time. Right. And I think to me what that, the age of the customer actually translates to and Mick, Mick and I are both big fans of this whole idea of the project and product shift, mixed book, you know, it was a great piece on a, you're talking about, you know, as part of the manifesto is one of the authors as well, but this shift from project to product, right? Like the age of the customer, in my opinion, the, the embodiment of that is the shift to a product mentality. Right. And, and the product mentality in my opinion, is what brings the business and technology teams together, right? >>Once you, once you're focused on a customer experience is delivered through a product or a service. That's when I that's, when I started to go with the alignment problem goes away, right. Because if you look at software companies, right, I mean, we run product management models yeah. With software development teams, customer success teams, right. That, you know, the software component of these products that people are building is obviously becoming bigger and bigger, you know, in an, in many ways, right. More and more organizations are trying to model themselves over as operationally like software companies. Right. Um, they obviously have lots of other components in their business than just software, but I think that whole model of customer experience equaling product, and then the software component of product, the product is the essence of what changes that alignment equation and brings business and teams together because all of a sudden, everyone knows what the customer's experiencing. Right. And, and that, that, that makes a lot of things very clear, very quickly. >>Right. I'm just curious how far along this was as a process before, before COBIT hit, right. Because serendipitous, whatever. Right. But the sudden, you know, light switch moment, everybody had to go work from home and in March 15th compared to now we're in October and this is going to be going on for a while. And it is a new normal and whatever that whatever's going to look like a year from now, or two years from now is TBD, you know, had you guys already started on this journey cause again, to sit down and actually declare this coalition and declare this manifesto is a lot different than just trying to do better within your own organization. >>Yeah. So we had started, uh, you know, w we definitely had started independently, you know, some, some, you know, I think people in the community know that, uh, we, we came together with a company called lean kit a handful of years ago, and I give John Terry actually one of the founders LeanKit immense credit for, you know, kind of spearheading our cultural change and not, and not because of, we were just gonna be, you know, bringing agile solutions to our customers, but because, you know, he believed that it was going to be a fundamentally better way for us to work. Right. And we kind of, you know, we started with John and built, you know, out of concentric circles of momentum and, and we've gotten to the place where now it's just part of who we are, but, but I do think that, you know, COVID has, you know, um, I think pre COVID a lot of companies, you know, would, would adopt, you know, the would adopt digital slash agile transformation. >>Um, traditional industries may have done it as a reaction to disruption. Right. You know, and in many cases, the disruption to these traditional industries was, I would say a product oriented company, right. That probably had a larger software component, and that disruption caused a competitive issue, uh, or a customer issue that caused companies and tried to respond by transforming. I think COVID, you know, all of a sudden flatten that out, right. We literally all got disrupted. Right. And so all of a sudden, every one of us is dealing with some degree of market uncertainty, customer uncertainty, uh, and also, you know, none of us were insulated from the need to be able to pivot faster, deliver incrementally, you know, and operate in a different, completely more agile way, uh, you know, post COVID. Right. Yeah. That's great. >>So again, a very, very, very timely, you know, a little bit of serendipity, a little bit of planning. And, you know, as, as with all important things, there's always a little bit of lock in, uh, and a lot of hard work involved. So a really interesting thank you for, for your leadership, Patrick. And, you know, it really makes a statement. I think when you have a bunch of leaderships across an industry coming together and putting their name on a piece of paper, uh, that's aligned around us some principles and some values, which again, if you read them who wouldn't want to get behind these, but if it takes, you know, something a little bit more formal, uh, to kind of move the ball down the field, and then I totally get it and a really great work. Thanks for, uh, thanks for doing it. >>Oh, absolutely. No. Like I said, the first time I read it, I was like, yep. Like you said, this is all, it's all makes complete sense, but just documenting it and saying it and talking about it moves the needle. I'll tell you as a company, you gotta, we're pushing really hard on, uh, you know, on our own internal strategy on diversity and inclusion. Right. And, and like, once we wrote the words down about what, you know, what we aspire to be from a diversity and inclusion perspective, it's the same thing. Everybody reads the words that goes, why wouldn't we do this? Right. But until you write it down and kind of have again, a manifesto or a Terra firma of what you're trying to accomplish, you know, then you can rally behind it. Right. As opposed to it being something that's, everybody's got their own version of the flavor. Right. And I think it's a very analogous, you know, kind of, uh, initiative. Right. And, uh, and it's happening, both of those things right. Are happening across the industry these days. Right. >>And measure it too. Right. And measure it, measure, measure, measure, get a baseline. Even if you don't like to measure, even if you don't like what the, even if you can argue against the math, behind the measurement, measure it. And at least you can measure it again and you can, and you've got some type of a comp and that is really the only way to, to move it forward. We're Patrick really enjoyed the conversation. That's kind of the big public unveiling, or we're excited to have some of the foundational people that, you know, have put their, put their name on the dotted, if you will, to support this initiative and talk about why that initiative is so important. And so the next guest we're excited to have is dr. Mick Kirsten. He is the founder and CEO of Tasktop mic. Great to see you coming in from Vancouver, Canada, I think, right? Yes. Great to be here, Jeff. Thank you. Absolutely. I hope your air is a little better out there. I know you had some of the worst air of all of us, a couple, a couple of weeks back. So hopefully things are, uh, are getting a little better and we get those fires under control. Yeah. >>Things have cleared up now. So yeah, it's good. It's good to be close to the U S and it's going to have the Arabic cleaner as well. >>Absolutely. So let's, let's jump into it. So you you've been an innovation guy forever starting way back in the day and Xerox park. I was so excited to do an event at Xerox park for the first time last year. I mean, that, that to me represents along with bell labs and, and some other, you know, kind of foundational innovation and technology centers, that's gotta be one of the greatest ones. So I just wonder if you could share some perspective of getting your start there at Xerox park, you know, some of the lessons you learned and what you've been able to kind of carry forward from those days. >>Yeah. I was fortunate to join Xerox park in the computer science lab there at a fairly early point in my career, and to be working on open source programming languages. So back then in the computer science lab, where some of the inventions around programming around software development games, such as object programming, and a lot of what we had around really modern programming levels constructs, those were the teams I had the fortunate of working with, and really our goal was. And of course, there's, as, as you noticed, there's just this DNA of innovation and excitement and innovation in the water. And really it was the model that was all about changing the way that we work was looking at for how we can make it 10 times easier to white coat. But this is back in 99. And we were looking at new ways of expressing, especially business concerns, especially ways of enabling people who are wanting to innovate for their business to express those concerns in code and make that 10 times easier than what that would take. >>So we create a new open source programming language, and we saw some benefits, but not quite quite what we expected. I then went and actually joined Charles Stephanie, that former to fucking from Microsoft who was responsible for, he actually got Microsoft word as a sparking into Microsoft and into the hands of bill Gates and that company that was behind the whole office suite and his vision. And then when I was trying to execute with, working for him was to make PowerPoint like a programming language to make everything completely visual. And I realized none of this was really working, that there was something else, fundamentally wrong programming languages, or new ways of building software. Like let's try and do with Charles around intentional programming. That was not enough. >>That was not enough. So, you know, the agile movement got started about 20 years ago, and we've seen the rise of dev ops and really this kind of embracing of, of, of sprints and, you know, getting away from MRDs and PRDs and these massive definitions of what we're going to build and long build cycles to this iterative process. And this has been going on for a little while. So what was still wrong? What was still missing? Why the biz ops coalition, why the biz ops manifesto? >>Yeah, so I basically think we nailed some of the things that the program language levels of teams can have effective languages deployed to soften to the cloud easily now, right? And at the kind of process and collaboration and planning level agile two decades, decades ago was formed. We were adopting and all the, all the teams I was involved with and it's really become a self problem. So agile tools, agile teams, agile ways of planning, uh, are now very mature. And the whole challenge is when organizations try to scale that. And so what I realized is that the way that agile was scaling across teams and really scaling from the technology part of the organization to the business was just completely flawed. The agile teams had one set of doing things, one set of metrics, one set of tools. And the way that the business was working was planning was investing in technology was just completely disconnected and using a whole different set of measures. Pretty >>Interesting. Cause I think it's pretty clear from the software development teams in terms of what they're trying to deliver. Cause they've got a feature set, right. And they've got bugs and it's easy to, it's easy to see what they deliver, but it sounds like what you're really honing in on is this disconnect on the business side, in terms of, you know, is it the right investment? You know, are we getting the right business ROI on this investment? Was that the right feature? Should we be building another feature or should we building a completely different product set? So it sounds like it's really a core piece of this is to get the right measurement tools, the right measurement data sets so that you can make the right decisions in terms of what you're investing, you know, limited resources. You can't, nobody has unlimited resources. And ultimately you have to decide what to do, which means you're also deciding what not to do. And it sounds like that's a really big piece of this, of this whole effort. >>Yeah. Jeff, that's exactly it, which is the way that the agile team measures their own way of working is very different from the way that you measure business outcomes. The business outcomes are in terms of how happy your customers are, but are you innovating fast enough to keep up with the pace of a rapidly changing economy, roughly changing market. And those are, those are all around the customer. And so what I learned on this long journey of supporting many organizations transformations and having them try to apply those principles of agile and dev ops, that those are not enough, those measures technical practices, uh, those measured sort of technical excellence of bringing code to the market. They don't actually measure business outcomes. And so I realized that it really was much more around having these entwined flow metrics that are customer centric and business centric and market centric where we need it to go. Right. >>So I want to shift gears a little bit and talk about your book because you're also a bestselling author from project to product and, and, and you, you brought up this concept in your book called the flow framework. And it's really interesting to me cause I know, you know, flow on one hand is kind of a workflow and a process flow and, and you know, that's how things get done and, and, and embrace the flow. On the other hand, you know, everyone now in, in a little higher level existential way is trying to get into the flow right into the workflow and, you know, not be interrupted and get into a state where you're kind of at your highest productivity, you know, kind of your highest comfort, which flow are you talking about in your book? Or is it a little bit of both? >>That's a great question. It's not one I get asked very often cause to me it's absolutely both. So that the thing that we want to get, that we've learned how to master individual flow, that there's this beautiful book by me, how you teaches me how he does a beautiful Ted talk by him as well about how we can take control of our own flow. So my question with the book with question replies, how can we bring that to entire teams and really entire organizations? How can we have everyone contributing to a customer outcome? And this is really what if you go to the biz ops manifesto, it says, I focus on outcomes on using data to drive whether we're delivering those outcomes rather than a focus on proxy metrics, such as, how quickly did we implement this feature? No, it's really how much value did the customer go to the future? >>And how quickly did you learn and how quickly did you use that data to drive to that next outcome? Really that with companies like Netflix and Amazon have mastered, how do we get that to every large organization, every it organization and make everyone be a software innovator. So it's to bring that, that concept of flow to these end to end value streams. And the fascinating thing is we've actually seen the data. We've been able to study a lot of value streams. We see when flow increases, when organizations deliver value to a customer faster, developers actually become more happy. So things like that and point out promoter scores, rise, and we've got empirical data for this. So that the beautiful thing to me is that we've actually been able to combine these two things and see the results and the data that you increase flow to the customer. Your developers are more, >>I love it. I love it, right, because we're all more, we're all happier when we're in the flow and we're all more productive when we're in the flow. So I, that is a great melding of, of two concepts, but let's jump into the, into the manifesto itself a little bit. And you know, I love that you took this approach really of having kind of four key values and then he gets 12 key principles. And I just want to read a couple of these values because when you read them, it sounds pretty brain dead. Right? Of course. Right. Of course you should focus on business outcomes. Of course you should have trust and collaboration. Of course you should have database decision making processes and not just intuition or, you know, whoever's the loudest person in the room, uh, and to learn and respond and pivot. But what's the value of actually just putting them on a piece of paper, because again, this is not this, these are all good, positive things, right? When somebody reads these to you or tells you these are sticks it on the wall, of course. But unfortunately of course isn't always enough. >>No. And I think what's happened is some of these core principles originally from the agile manifesto in two decades ago, uh, the whole dev ops movement of the last decade of flow feedback and continue learning has been key. But a lot of organizations, especially the ones undergoing digital transformations have actually gone a very different way, right? The way that they measure value, uh, in technology and innovation is through costs for many organizations. The way that they actually are looking at that they're moving to cloud is actually as a reduction in cost. Whereas the right way of looking at moving to cloud is how much more quickly can we get to the value to the customer? How quickly can we learn from that? And how quickly can we drive the next business outcome? So really the key thing is, is to move away from those old ways of doing things of funding projects and cost centers, to actually funding and investing in outcomes and measuring outcomes through these flow metrics, which in the end are your fast feedback and how quickly you're innovating for your customer. >>So these things do seem very obvious when you look at them. But the key thing is what you need to stop doing to focus on these. You need to actually have accurate realtime data of how much value you fund to the customer every week, every month, every quarter. And if you don't have that, your decisions are not driven on data. If you don't know what your bottleneck is. And this is something that in decades of manufacturing, a car manufacturers, other manufacturers, master, they always know where the bottom back in their production processes. You ask a random CIO when a global 500 company where their bottleneck is, and you won't get a clear answer because there's not that level of understanding. So have to actually follow these principles. You need to know exactly where you fall. And I guess because that's, what's making your developers miserable and frustrated, then having them context, which I'm trash. So the approach here is important and we have to stop doing these other things, >>Right? There's so much there to unpack. I love it. You know, especially the cloud conversation because so many people look at it wrong as, as, as a cost saving a device, as opposed to an innovation driver and they get stuck, they get stuck in the literal. And I, you know, I think at the same thing, always about Moore's law, right? You know, there's a lot of interesting real tech around Moore's law and the increasing power of microprocessors, but the real power, I think in Moore's laws is the attitudinal change in terms of working in a world where you know that you've got all this power and what you build and design. I think it's funny to your, your comment on the flow and the bottleneck, right? Cause, cause we know manufacturing, as soon as you fix one bottleneck, you move to your next one, right? You always move to your next point of failure. So if you're not fixing those things, you know, you're not, you're not increasing that speed down the line, unless you can identify where that bottleneck is or no matter how many improvements you make to the rest of the process, it's still going to get hung up on that one spot. >>That's exactly it. And you also make it sound so simple, but again, if you don't have the data driven visibility of where the bottom line is, and these bottlenecks are adjusted to say, it's just whack-a-mole right. So we need to understand is the bottleneck because our security reviews are taking too long and stopping us from getting value for the customer. If it's that automate that process. And then you move on to the next bottleneck, which might actually be that deploying yourself into the cloud was taking too long. But if you don't take that approach of going flow first, rather than again, that sort of cost reduction. First, you have to think of that approach of customer centricity and you only focused on optimizing costs. Your costs will increase and your flow will slow down. And this is just one of these fascinating things. Whereas if you focus on getting back to the customer and reducing your cycles on getting value, your flow time from six months to two weeks or two, one week or two event, as we see with, with tech giants, you actually can both lower your costs and get much more value that for us to get that learning loop going. >>So I think I've seen all of these cloud deployments and one of the things that's happened that delivered almost no value because there was such big bottlenecks upfront in the process and actually the hosting and the AP testing was not even possible with all of those inefficiencies. So that's why going float for us rather than costs where we started our project versus silky. >>I love that. And, and, and, and it, it begs repeating to that right within the subscription economy, you know, you're on the hook to deliver value every single month because they're paying you every single month. So if you're not on top of how you're delivering value, you're going to get sideways because it's not like, you know, they pay a big down payment and a small maintenance fee every month, but once you're in a subscription relationship, you know, you have to constantly be delivering value and upgrading that value because you're constantly taking money from the customer. So it's such a different kind of relationship than kind of the classic, you know, big bang with a maintenance agreement on the back end really important. Yeah. >>And I think in terms of industry shifts that that's it that's, what's catalyzed. This interesting shift is in this SAS and subscription economy. If you're not delivering more and more value to your customers, someone else's and they're winning the business, not you. So one way we know is to delight our customers with great user experiences. Well, that really is based on how many features you delivered or how much, how big, how many quality improvements or scalar performance improvements you delivered. So the problem is, and this is what the business manifesto, as well as the full frame of touch on is if you can't measure how much value you delivered to a customer, what are you measuring? You just backed again, measuring costs and that's not a measure of value. So we have to shift quickly away from measuring cost to measuring value, to survive in the subscription economy. >>We could go for days and days and days. I want to shift gears a little bit into data and, and, and a data driven, um, decision making a data driven organization cause right day has been talked about for a long time, the huge big data meme with, with Hadoop over, over several years and, and data warehouses and data lakes and data oceans and data swamps, and can go on and on and on. It's not that easy to do, right? And at the same time, the proliferation of data is growing exponentially. We're just around the corner from, from IOT and 5g. So now the accumulation of data at machine scale, again, this is going to overwhelm and one of the really interesting principles, uh, that I wanted to call out and get your take right, is today's organizations generate more data than humans can process. So informed decisions must be augmented by machine learning and artificial intelligence. I wonder if you can, again, you've got some great historical perspective, um, reflect on how hard it is to get the right data, to get the data in the right context, and then to deliver it to the decision makers and then trust the decision makers to actually make the data and move that down. You know, it's kind of this democratization process into more and more people and more and more frontline jobs making more and more of these little decisions every day. >>Yeah. I definitely think the front parts of what you said are where the promises of big data have completely fallen on their face into the swamps as, as you mentioned, because if you don't have the data in the right format, you've cannot connect collected at the right way. You want that way, the right way you can't use human or machine learning effectively. And there've been the number of data warehouses in a typical enterprise organization. And the sheer investment is tremendous, but the amount of intelligence being extracted from those is, is, is a very big problem. So the key thing that I've noticed is that if you can model your value streams, so yes, you understand how you're innovating, how you're measuring the delivery of value and how long that takes. What is your time to value these metrics like full time? You can actually use both the intelligence that you've got around the table and push that down as well, as far as getting to the organization, but you can actually start using that those models to understand and find patterns and detect bottlenecks that might be surprising, right? >>Well, you can detect interesting bottlenecks when you shift to work from home. We detected all sorts of interesting bottlenecks in our own organization that were not intuitive to me that had to do with, you know, more senior people being overloaded and creating bottlenecks where they didn't exist. Whereas we thought we were actually an organization that was very good at working from home because of our open source roots. So that data is highly complex. Software value streams are extremely complicated. And the only way to really get the proper analyst and data is to model it properly and then to leverage these machine learning and AI techniques that we have. But that front part of what you said is where organizations are just extremely immature in what I've seen, where they've got data from all their tools, but not modeled in the right way. Right, right. >>Right. Well, all right. So before I let you go, you know, let's say you get a business leader, he buys in, he reads the manifesto, he signs on the dotted line and he says, Mick, how do I get started? I want to be more aligned with, with the development teams. You know, I'm in a very competitive space. We need to be putting out new software features and engaging with our customers. I want to be more data-driven how do I get started? Well, you know, what's the biggest inhibitor for most people to get started and get some early wins, which we know is always the key to success in any kind of a new initiative. >>Right? So I think you can reach out to us through the website, uh, there's the manifesto, but the key thing is just to get you set up it's to get started and to get the key wins. So take a probably value stream that's mission critical. It could be your new mobile and web experiences or, or part of your cloud modernization platform or your analytics pipeline, but take that and actually apply these principles to it and measure the end to end flow of value. Make sure you have a value metric that everyone is on the same page on the people, on the development teams, the people in leadership all the way up to the CEO. And one of the, what I encourage you to start is actually that content flow time, right? That is the number one metric. That is how you measure it, whether you're getting the benefit of your cloud modernization, that is the one metric that Adrian Cockcroft. When the people I respect tremendously put into his cloud for CEOs, the metric, the one, the one way to measure innovation. So basically take these principles, deploy them on one product value stream, measure, sentiment, flow time, and then you'll actually be well on your path to transforming and to applying the concepts of agile and dev ops all the way to, to the business, to the way >>You're offering model. >>Well, Mick really great tips, really fun to catch up. I look forward to a time when we can actually sit across the table and, and get into this. Cause I just, I just love the perspective and, you know, you're very fortunate to have that foundational, that foundational base coming from Xerox park and they get, you know, it's, it's a very magical place with a magical history. So to, to incorporate that into, continue to spread that well, uh, you know, good for you through the book and through your company. It's the biz ops manifesto unveiling a thing's been in the works for awhile and we're excited to have our next guest. One of the, really the powers behind this whole effort. And he's joining us from Boston it's surge, Lucio, the vice president, and general manager enterprise software division at Broadcom surge. Great to see you. >>Hi, good to see you, Jeff. Glad to be here. >>So you've been in this business for a very long time. You've seen a lot of changes in technology. What is the biz ops manifesto? What is this coalition all about? Why do we need this today and in 2020? >>Yeah. So, so I've been in this business for close to 25 years, right? So about 20 years ago, the agile manifesto was created. And the goal of the agile manifesto was really to address the uncertainty around software development and the inability to predict the efforts to build software. And, uh, if you, if you roll that kind of 20 years later, and if you look at the current state of the industry, uh, the product, the project management Institute, estimates that we're wasting about a million dollars, every 20 seconds in digital transformation initiatives that do not deliver on business results. In fact, we were recently served a third of the, uh, a number of executives in partnership with Harvard business review and 77% of those executives think that one of the key challenges that they have is really at the collaboration between business and it, and that that's been kind of a case for, uh, almost 20 years now. >>Um, so the, the, the key challenge we're faced with is really that we need a new approach and many of the players in the industry, including ourselves, I've been using different terms, right? Some are being, are talking about value stream management. Some are talking about software delivery management. If you look at the site, reliability engineering movement, in many ways, it embodies a lot of these kind of concepts and principles. So we believed that it became really imperative for us to crystallize around, could have one concept. And so in many ways, the, uh, the BizOps concept and the business manifesto are bringing together a number of ideas, which have been emerging in the last five years or so, and, and defining the key values and principles to finally help these organizations truly transform and become digital businesses. And so the hope is that by joining our forces and defining public key principles and values, we can help the industry, uh, not just, uh, by, you know, providing them with support, but also, uh, tools and consulting that is required for them to truly achieve the kind of transformation that everybody's seeking. >>Right, right. So COVID now we're six months into it, approximately seven months into it. Um, a lot of pain, a lot of bad stuff still happening. We've got a ways to go, but one of the things that on the positive side, right, and you've seen all the memes and social media is, is a driver of digital transformation and a driver of change. Cause we had this light switch moment in the middle of March and there was no more planning. There was no more conversation. You've suddenly got remote workforces, everybody's working from home and you got to go, right. So the reliance on these tools increases dramatically, but I'm curious, you know, kind of short of, of the beginnings of this effort in short of kind of COVID, which, you know, came along unexpectedly. I mean, what were those inhibitors because we've been making software for a very long time, right? The software development community has, has adopted kind of rapid change and, and iterative, uh, delivery and, and sprints, what was holding back the connection with the business side to make sure that those investments were properly aligned with outcomes. >>Well, so, so you have to understand that it is, is kind of a its own silos. And traditionally it has been treated as a cost center within large organizations and not as a value center. And so as a result could have a traditional dynamic between it and the business is basically one of a kind of supplier up to kind of a business. Um, and you know, if you, if you go back to, uh, I think you'll unmask a few years ago, um, basically at this concept of the machines to build the machines and you went as far as saying that, uh, the machines or the production line is actually the product. So, um, meaning that the core of the innovation is really about, uh, building, could it be engine to deliver on the value? And so in many ways, you know, we have missed on this shift from, um, kind of it becoming this kind of value center within the enterprises. >>And, and he talks about culture. Now, culture is a, is a sum total of beavers. And the reality is that if you look at it, especially in the last decade, uh, we've agile with dev ops with, um, I bring infrastructures, uh, it's, it's way more volatile today than it was 10 years ago. And so the, when you start to look at the velocity of the data, the volume of data, the variety of data to analyze this system, um, it's, it's very challenging for it to actually even understand and optimize its own processes, let alone, um, to actually include business as sort of an integral part of kind of a delivery chain. And so it's both kind of a combination of, of culture, um, which is required as well as tools, right? To be able to start to bring together all these data together, and then given the volume variety of philosophy of the data, uh, we have to apply some core technologies, which have only really, truly emerged in the last five to 10 years around machine learning and analytics. And so it's really kind of a combination of those freaks, which are coming together today to really help organizations kind of get to the next level. Right, >>Right. So let's talk about the manifesto. Let's talk about, uh, the coalition, uh, the BizOps coalition. I just liked that you put down these really simple, you know, kind of straightforward core values. You guys have four core values that you're highlighting, you know, business outcomes, over individual projects and outputs, trust, and collaboration, oversight, load teams, and organizations, data driven decisions, what you just talked about, uh, you know, over opinions and judgment and learned, respond and pivot. I mean, surgery sounds like pretty basic stuff, right? I mean, aren't, isn't everyone working to these values already. And I think he touched on it on culture, right? Trust and collaboration, data driven decisions. I mean, these are fundamental ways that people must run their business today, or the person that's across the street, that's doing it. It's going to knock them out right off their blog. >>Yeah. So that's very true. But, uh, so I'll, I'll mention in our survey, we did, uh, I think about six months ago and it was in partnership with, uh, with, uh, an industry analyst and we serve at a, again, a number of it executives to understand how many we're tracking business outcomes I'm going to do with the software executives. It executives we're tracking business outcomes. And the, there were less than 15% of these executives were actually tracking the outcomes of a software delivery. And you see that every day. Right? So in my own teams, for instance, we've been adopting a lot of these core principles in the last year or so, and we've uncovered that 16% of our resources were basically aligned around initiatives, which are not strategic for us. Um, I take, you know, another example, for instance, one of our customers in the, uh, in the airline industry and Harvard, for instance, that a number of, uh, um, that they had software issues that led to people searching for flights and not returning any kind of availability. >>And yet, um, you know, the, it teams, whether it's operations, software environments were completely oblivious to that because they were completely blindsided to it. And so the connectivity between kind of the inwards metrics that RT is using, whether it's database time, cycle time, or whatever metric we use in it are typically completely divorced from the business metrics. And so at its core, it's really about starting to align the business metrics with what the, the software delivery chain, right? This, uh, the system, which is really a core differentiator for these organizations. It's about connecting those two things and, and starting to, um, infuse some of the agile culture and principles. Um, that's emerged from the software side into the business side. Um, of course the lean movement and other movements have started to change some of these dynamic on the, on the business side. And so I think this, this is the moment where we are starting to see kind of the imperative to transform. Now, you know, Covina obviously has been a key driver for that. The, um, the technology is right to start to be able to weave data together and really kind of, uh, also the cultural shifts, uh, Prue agile through dev ops through, uh, the SRE movement, uh frulein um, business transformation, all these things are coming together and that are really creating kind of the conditions for the BizOps manifesto to exist. >>So, uh, Clayton Christianson, great, uh, Harvard professor innovator's dilemma might still my all time favorite business books, you know, talks about how difficult it is for incumbents to react to, to disruptive change, right? Because they're always working on incremental change because that's what their customers are asking for. And there's a good ROI when you talk about, you know, companies not measuring the right thing. I mean, clearly it has some portion of their budget that has to go to keeping the lights on, right. That that's always the case, but hopefully that's an, an ever decreasing percentage of their total activity. So, you know, what should people be measuring? I mean, what are kind of the new metrics, um, in, in biz ops that drive people to be looking at the right things, measuring the right things and subsequently making the right decisions, investment decisions on whether they should do, you know, move project a along or project B. >>So there, there are only two things, right? So, so I think what you're talking about is portfolio management, investment management, right. And, um, which, which is a key challenge, right? Um, in my own experience, right? Uh, driving strategy or a large scale kind of software organization for years, um, it's very difficult to even get kind of a base data as to who is doing what, uh, um, I mean, some of our largest customers we're engaged with right now are simply trying to get a very simple answer, which is how many people do I have and that specific initiative at any point in time, and just tracking that information is extremely difficult. So, and again, back to a product project management Institute, um, there, they have estimated that on average, it organizations have anywhere between 10 to 20% of their resources focused on initiatives, which are not strategically aligned. >>So, so that's one dimensional portfolio management. I think the key aspect though, that we are, we're really keen on is really around kind of the alignment of a business metrics to the it metrics. Um, so I'll use kind of two simple examples, right? And my background is around quality and I've always believed that the fitness for purpose is really kind of a key, um, uh, philosophy if you will. And so if you start to think about quality as fitness for purpose, you start to look at it from a customer point of view, right. And fitness for purpose for a core banking application or mobile application are different, right? So the definition of a business value that you're trying to achieve is different. Um, and so the, and yeah, if you look at our, it, operations are operating there, we're using kind of a same type of, uh, kind of inward metrics, uh, like a database off time or a cycle time, or what is my point of velocity, right? >>And so the challenge really is this inward facing metrics that it is using, which are divorced from ultimately the outcome. And so, you know, if I'm, if I'm trying to build a poor banking application, my core metric is likely going to be uptight, right? If I'm trying to build a mobile application or maybe your social, a mobile app, it's probably going to be engagement. And so what you want is for everybody across it, to look at these metric and what are the metrics within the software delivery chain, which ultimately contribute to that business metric. And some cases cycle time may be completely irrelevant, right? Again, my core banking app, maybe I don't care about cycle time. And so it's really about aligning those metrics and be able to start to, um, Charles you mentioned, uh, around the, the, um, uh, around the disruption that we see is, or the investors is the dilemma now is really around the fact that many it organizations are essentially applying the same approaches of, for innovation, like for basically scrap work, then they would apply to kind of over more traditional projects. And so, you know, there's been a lot of talk about two-speed it, and yes, it exists, but in reality are really organizations, um, truly differentiating, um, all of the operate, their, their projects and products based on the outcomes that they're trying to achieve. And this is really where BizOps is trying to affect. >>I love that, you know, again, it doesn't seem like brain surgery, but focus on the outcomes, right. And it's horses for courses, as you said, this project, you know, what you're measuring and how you define success, isn't necessarily the same as, as on this other project. So let's talk about some of the principles we talked about the values, but, you know, I think it's interesting that, that, that the BizOps coalition, you know, just basically took the time to write these things down and they don't seem all that super insightful, but I guess you just got to get them down and have them on paper and have them in front of your face. But I want to talk about, you know, one of the key ones, which you just talked about, which is changing requirements, right. And working in a dynamic situation, which is really what's driven, you know, this, the software to change in software development, because, you know, if you're in a game app and your competitor comes out with a new blue sword, you got to come out with a new blue sword. >>So whether you had that on your Kanban wall or not. So it's, it's really this embracing of the speed of change and, and, and, and making that, you know, the rule, not the exception. I think that's a phenomenal one. And the other one you talked about is data, right? And that today's organizations generate more data than humans can process. So informed decisions must be generated by machine learning and AI, and, you know, in the, the big data thing with Hadoop, you know, started years ago, but we are seeing more and more that people are finally figuring it out, that it's not just big data, and it's not even generic machine learning or artificial intelligence, but it's applying those particular data sets and that particular types of algorithms to a specific problem, to your point, to try to actually reach an objective, whether that's, you know, increasing the, your average ticket or, you know, increasing your checkout rate with, with, with shopping carts that don't get left behind in these types of things. So it's a really different way to think about the world in the good old days, probably when you got started, when we had big, giant, you know, MRDs and PRDs and sat down and coded for two years and came out with a product release and hopefully not too many patches subsequently to that. >>It's interesting. Right. Um, again, back to one of these surveys that we did with, uh, with about 600, the ITA executives, and, uh, and, and we, we purposely designed those questions to be pretty open. Um, and, and one of them was really wrong requirements and, uh, and it was really a wrong, uh, kind of what do you, what is the best approach? What is your preferred approach towards requirements? And if I were to remember correctly, over 80% of the it executives set that the best approach they'll prefer to approach these core requirements to be completely defined before software development starts, let me pause there we're 20 years after the agile manifesto, right? And for 80% of these idea executives to basically claim that the best approach is for requirements to be fully baked before salt, before software development starts, basically shows that we still have a very major issue. >>And again, our hypothesis in working with many organizations is that the key challenge is really the boundary between business and it, which is still very much contract based. If you look at the business side, they basically are expecting for it deliver on time on budget, right. But what is the incentive for it to actually delivering on the business outcomes, right? How often is it measured on the business outcomes and not on an SLA or on a budget type criteria? And so that's really the fundamental shift that we need to, we really need to drive up as an industry. Um, and you know, we, we talk about kind of this, this imperative for organizations to operate that's one, and back to the, the, um, you know, various Doris dilemna the key difference between these larger organization is, is really kind of, uh, if you look at the amount of capital investment that they can put into pretty much anything, why are they losing compared to, um, you know, startups? What, why is it that, uh, more than 40% of, uh, personal loans today or issued not by your traditional brick and mortar banks, but by, um, startups? Well, the reason, yes, it's the traditional culture of doing incremental changes and not disrupting ourselves, which Christiansen covered the length, but it's also the inability to really fundamentally change kind of a dynamic picture. We can business it and, and, and partner right. To, to deliver on a specific business outcome. >>All right. I love that. That's a great, that's a great summary. And in fact, getting ready for this interview, I saw you mentioning another thing where, you know, the, the problem with the agile development is that you're actually now getting more silos. Cause you have all these autonomous people working, you know, kind of independently. So it's even a harder challenge for, for the business leaders to, to, as you said, to know, what's actually going on, but, but certainly I w I want to close, um, and talk about the coalition. Um, so clearly these are all great concepts. These are concepts you want to apply to your business every day. Why the coalition, why, you know, take these concepts out to a broader audience, including either your, your competition and the broader industry to say, Hey, we, as a group need to put a stamp of approval on these concepts, these values, these principles. >>So first I think we, we want, um, everybody to realize that we are all talking about the same things, the same concepts. I think we were all from our own different vantage point, realizing that things after change, and again, back to, you know, whether it's value stream management or site reliability engineering, or biz ops, we're all kind of using slightly different languages. Um, and so I think one of the important aspects of BizOps is for us, all of us, whether we're talking about, you know, consulting agile transformation experts, uh, whether we're talking about vendors, right, provides kind of tools and technologies or these large enterprises to transform for all of us to basically have kind of a reference that lets us speak around kind of, um, in a much more consistent way. The second aspect is for, to me is for, um, DS concepts to start to be embraced, not just by us or trying, or, you know, vendors, um, system integrators, consulting firms, educators, thought leaders, but also for some of our old customers to start to become evangelists of their own in the industry. >>So we, our, our objective with the coalition needs to be pretty, pretty broad. Um, and our hope is by, by starting to basically educate, um, our, our joint customers or partners, that we can start to really foster these behaviors and start to really change some of dynamics. So we're very pleased at if you look at, uh, some of the companies which have joined the, the, the, the manifesto. Um, so we have vendors such as desktop or advance, or, um, uh, PagerDuty for instance, or even planned view, uh, one of my direct competitors, um, but also thought leaders like Tom Davenport or, uh, or cap Gemini or, um, um, smaller firms like, uh, business agility, institutes, or agility elf. Um, and so our goal really is to start to bring together, uh, fall years, people would have been LP, large organizations, do digital transformation vendors. We're providing the technologies that many of these organizations use to deliver on this digital preservation and for all of us to start to provide the kind of, uh, education support and tools that the industry needs. Yeah, >>That's great surge. And, uh, you know, congratulations to you and the team. I know this has been going on for a while, putting all this together, getting people to sign onto the manifesto, putting the coalition together, and finally today getting to unveil it to the world in, in a little bit more of a public, uh, opportunity. So again, you know, really good values, really simple principles, something that, that, uh, shouldn't have to be written down, but it's nice cause it is, and now you can print it out and stick it on your wall. Welcome back to our ongoing coverage of the biz ops manifesto unveiling. It's been in the works for awhile, but today's the day that it actually kind of come out to the, to the public. And we're excited to have a real industry luminary here to talk about what's going on, why this is important and share his perspective. And we're happy to have from Cape Cod, I believe is Tom Davenport. He is a distinguished author and professor at Babson college. We could go on, he's got a lot of great titles and, and really illuminary in the area of big data and analytics Thomas. Great to see you. >>Thanks Jeff. Happy to be here with you. >>Great. So let's just jump into it, you know, and getting ready for this. I came across your LinkedIn posts. I think you did earlier this summer in June and right off the bat, the first sentence just grabbed my attention. I'm always interested in new attempts to address longterm issues, uh, in how technology works within businesses, biz ops. What did you see in biz ops, uh, that, that kind of addresses one of these really big longterm problems? >>Well, yeah, but the longterm problem is that we've had a poor connection between business people and it people between business objectives and the, it solutions that address them. This has been going on, I think since the beginning of information technology and sadly it hasn't gone away. And so biz ops is a new attempt to deal with that issue with, you know, a new framework, eventually a broad set of solutions that increase the likelihood that we'll actually solve a business problem with an it capability. >>Right. You know, it's interesting to compare it with like dev ops, which I think a lot of people are probably familiar with, which was, you know, built around, uh, agile software development and a theory that we want to embrace change that that changes. Okay. Uh, and we want to be able to iterate quickly and incorporate that. And that's been happening in the software world for, for 20 plus years. What's taken so long to get that to the business side, because as the pace of change has changed on the software side, you know, that's a strategic issue in terms of execution on the business side that they need now to change priorities. And, you know, there's no PRDs and MRDs and big, giant strategic plans that sit on the shelf for five years. That's just not the way business works anymore. It took a long time to get here. >>Yeah, it did. And you know, there have been previous attempts to make a better connection between business and it, there was the so called alignment framework that a couple of friends of mine from Boston university developed, I think more than 20 years ago, but you know, now we have better technology for creating that linkage. And the, you know, the idea of kind of ops oriented frameworks is pretty pervasive now. So I think it's time for another serious attempt at it. Right. >>And do you think doing it this way, right. With the, with the biz ops coalition, you know, getting a collection of, of, of kind of likeminded individuals and companies together, and actually even having a manifesto, which we're making this declarative statement of, of principles and values, you think that's what it takes to kind of drive this kind of beyond the experiment and actually, you know, get it done and really start to see some results in, in, uh, in production in the field. >>I think certainly, um, no one vendor organization can pull this off single handedly. It does require a number of organizations collaborating and working together. So I think our coalition is a good idea and a manifesto is just a good way to kind of lay out what you see as the key principles of the idea. And that makes it much easier for everybody to understand and act on. >>I think it's just, it's really interesting having, you know, having them written down on paper and having it just be so clearly articulated both in terms of the, of the values as well as, as the, uh, the principles and the values, you know, business outcomes matter trust and collaboration, data driven decisions, which is the number three or four, and then learn, respond and pivot. It doesn't seem like those should have to be spelled out so clearly, but, but obviously it helps to have them there. You can stick them on the wall and kind of remember what your priorities are, but you're the data guy. You're the analytics guy, uh, and a big piece of this is data and analytics and moving to data-driven decisions. And principle number seven says, you know, today's organizations generate more data than humans can process and informed decisions can be augmented by machine learning and artificial intelligence right up your alley. You know, you've talked a number of times on kind of the mini stages of analytics. Um, and how has that's evolved over, over time, you know, as you think of analytics and machine learning, driving decisions beyond supporting decisions, but actually starting to make decisions in machine time. What's that, what's that thing for you? What does that make you, you know, start to think, wow, this is, this is going to be pretty significant. >>Yeah. Well, you know, this has been a longterm interest of mine. Um, the last generation of AI, I was very interested in expert systems. And then, um, I think, uh, more than 10 years ago, I wrote an article about automated decision-making using what was available then, which was rule-based approaches. Um, but you know, this addresses an issue that we've always had with analytics and AI. Um, you know, we, we tended to refer to those things as providing decision support. The problem is that if the decision maker didn't want their support, didn't want to use them in order to make a decision, they didn't provide any value. And so the nice thing about automating decisions, um, with now contemporary AI tools is that we can ensure that data and analytics get brought into the decision without any possible disconnection. Now, I think humans still have something to add here, and we often will need to examine how that decision is being made and maybe even have the ability to override it. But in general, I think at least for, you know, repetitive tactical decisions, um, involving a lot of data, we want most of those, I think to be at least recommended if not totally made by an algorithm or an AI based system, and that I believe would add to the quality and the precision and the accuracy of decisions and in most organizations, >>No, I think, I think you just answered my next question before I, before Hey, asked it, you know, we had dr. Robert Gates on a former secretary of defense on a few years back, and we were talking about machines and machines making decisions. And he said at that time, you know, the only weapon systems, uh, that actually had an automated trigger on it were on the North Korea and South Korea border. Um, everything else, as you said, had to go through a sub person before the final decision was made. And my question is, you know, what are kind of the attributes of the decision that enable us to more easily automated? And then how do you see that kind of morphing over time, both as the data to support that as well as our comfort level, um, enables us to turn more and more actual decisions over to the machine? >>Well, yeah, it's suggested we need, um, data and, um, the data that we have to kind of train our models has to be high quality and current. And we, we need to know the outcomes of that data. You know, um, most machine learning models, at least in business are supervised. And that means we need to have labeled outcomes in the, in the training data. But I, you know, um, the pandemic that we're living through is a good illustration of the fact that, that the data also have to be reflective of current reality. And, you know, one of the things that we're finding out quite frequently these days is that, um, the data that we have do not reflect, you know, what it's like to do business in a pandemic. Um, I wrote a little piece about this recently with Jeff cam at wake forest university, we called it data science quarantined, and we interviewed with somebody who said, you know, it's amazing what eight weeks of zeros will do to your demand forecast. We just don't really know what happens in a pandemic. Um, our models maybe have to be put on the shelf for a little while and until we can develop some new ones or we can get some other guidelines into making decisions. So I think that's one of the key things with automated decision making. We have to make sure that the data from the past and that's all we have of course, is a good guide to, you know, what's happening in the present and the future as far as we understand it. Yeah. >>I used to joke when we started this calendar year 2020, it was finally the year that we know everything with the benefit of hindsight, but it turned out 20, 20 a year. We found out we actually know nothing and everything thought we knew, but I wanna, I wanna follow up on that because you know, it did suddenly change everything, right? We got this light switch moment. Everybody's working from home now we're many, many months into it, and it's going to continue for a while. I saw your interview with Bernard Marr and you had a really interesting comment that now we have to deal with this change. We don't have a lot of data and you talked about hold fold or double down. And, and I can't think of a more, you know, kind of appropriate metaphor for driving the value of the BizOps when now your whole portfolio strategy, um, these to really be questioned and, and, you know, you have to be really, uh, well, uh, executing on what you are, holding, what you're folding and what you're doubling down with this completely new environment. >>Well, yeah, and I hope I did this in the interview. I would like to say that I came up with that term, but it actually came from a friend of mine. Who's a senior executive at Genpact. And, um, I, um, used it mostly to talk about AI and AI applications, but I think you could, you could use it much more broadly to talk about your entire sort of portfolio of digital projects. You need to think about, well, um, given some constraints on resources and a difficult economy for a while, which of our projects do we want to keep going on pretty much the way we were and which ones are not that necessary anymore? You see a lot of that in AI, because we had so many pilots, somebody told me, you know, we've got more pilots around here than O'Hare airport and AI. Um, and then, but the ones that involve double down they're even more important to you. They are, you know, a lot of organizations have found this out in the pandemic, on digital projects. It's more and more important for customers to be able to interact with you, um, digitally. And so you certainly wouldn't want to, um, cancel those projects or put them on hold. So you double down on them and get them done faster and better. >>Right, right. Uh, another, another thing that came up in my research that you quoted, um, was, was from Jeff Bezos, talking about the great bulk of what we do is quietly, but meaningfully improving core operations. You know, I think that is so core to this concept of not AI and machine learning and kind of the general sense, which, which gets way too much buzz, but really applied right. Applied to a specific problem. And that's where you start to see the value. And, you know, the, the BizOps, uh, manifesto is, is, is calling it out in this particular process. But I'd love to get your perspective as you know, you speak generally about this topic all the time, but how people should really be thinking about where are the applications where I can apply this technology to get direct business value. >>Yeah, well, you know, even talking about automated decisions, um, uh, the kind of once in a lifetime decisions, uh, the ones that, um, ag Lafley, the former CEO of Procter and gamble used to call the big swing decisions. You only get a few of those. He said in your tenure as CEO, those are probably not going to be the ones that you're automating in part because, um, you don't have much data about them. You're only making them a few times and in part, because, um, they really require that big picture thinking and the ability to kind of anticipate the future, that the best human decision makers, um, have. Um, but, um, in general, I think where they are, the projects that are working well are, you know, when I call the low hanging fruit ones, the, some people even report to it referred to it as boring AI. >>So, you know, sucking data out of a contract in order to compare it to a bill of lading for what arrived at your supply chain companies can save or make a lot of money with that kind of comparison. It's not the most exciting thing, but AI, as you suggested is really good at those narrow kinds of tasks. It's not so good at the, at the really big moonshots, like curing cancer or, you know, figuring out well what's the best stock or bond under all circumstances or even autonomous vehicles. Um, we, we made some great progress in that area, but everybody seems to agree that they're not going to be perfect for quite a while. And we really don't want to be driving around on them very much unless they're, you know, good and all kinds of weather and with all kinds of pedestrian traffic and you know, that sort of thing, right? That's funny you bring up contract management. >>I had a buddy years ago, they had a startup around contract management and was like, and this was way before we had the compute power today and cloud proliferation. I said, you know, how, how can you possibly build software around contract management? It's language, it's legal, ease. It's very specific. And he's like, Jeff, we just need to know where's the contract. And when does it expire? And who's the signatory. And he built a business on those, you know, very simple little facts that weren't being covered because their contracts contractor in people's drawers and files and homes, and Lord only knows. So it's really interesting, as you said, these kind of low hanging fruit opportunities where you can extract a lot of business value without trying to, you know, boil the ocean. >>Yeah. I mean, if you're Amazon, um, uh, Jeff Bezos thinks it's important to have some kind of billion dollar projects. And he even says it's important to have a billion dollar failure or two every year. But I think most organizations probably are better off being a little less aggressive and, you know, sticking to, um, what AI has been doing for a long time, which is, you know, making smarter decisions based on, based on data. >>Right? So Tom, I want to shift gears one more time before, before we let you go on on kind of a new topic for you, not really new, but you know, not, not a, the vast majority of, of your publications and that's the new way to work, you know, as, as the pandemic hit in mid March, right. And we had this light switch moment, everybody had to work from home and it was, you know, kind of crisis and get everybody set up. Well, you know, now we're five months, six months, seven months. A number of companies have said that people are not going to be going back to work for a while. And so we're going to continue on this for a while. And then even when it's not what it is now, it's not going to be what it was before. So, you know, I wonder, and I know you, you, uh, you teased, you're working on a new book, you know, some of your thoughts on, you know, kind of this new way to work and, and the human factors in this new, this new kind of reality that we're kind of evolving into, I guess. >>Yeah. I missed was an interest of mine. I think, um, back in the nineties, I wrote an article called, um, a coauthored, an article called two cheers for the virtual office. And, you know, it was just starting to emerge. Then some people were very excited about it. Some people were skeptical and, uh, we said two cheers rather than three cheers because clearly there's some shortcomings. And, you know, I keep seeing these pop up. It's great that we can work from our homes. It's great that we can accomplish most of what we need to do with a digital interface, but, um, you know, things like innovation and creativity and certainly, um, uh, a good, um, happy social life kind of requires some face to face contact every now and then. And so I, you know, I think we'll go back to an environment where there is some of that. >>Um, we'll have, um, times when people convene in one place so they can get to know each other face to face and learn from each other that way. And most of the time, I think it's a huge waste of people's time to commute into the office every day and to jump on airplanes, to, to, um, give every little, um, uh, sales call or give every little presentation. Uh, we just have to really narrow down what are the circumstances where face to face contact really matters. And when can we get by with, with digital, you know, I think one of the things in my current work I'm finding is that even when you have AI based decision making, you really need a good platform in which that all takes place. So in addition to these virtual platforms, we need to develop platforms that kind of structure the workflow for us and tell us what we should be doing next, then make automated decisions when necessary. And I think that ultimately is a big part of biz ops as well. It's not just the intelligence of an AI system, but it's the flow of work that kind of keeps things moving smoothly throughout your organization. >>Yeah. I think such, such a huge opportunity as you just said, cause I forget the stats on how often we're interrupted with notifications between email texts, Slack, a sauna, Salesforce, the list goes on and on. So, you know, to put an AI layer between the person and all these systems that are begging for attention, and you've written a book on the attention economy, which is a whole nother topic, we'll say for another day, you know, it really begs, it really begs for some assistance because you know, you just can't get him picked, you know, every two minutes and really get quality work done. It's just not, it's just not realistic. And you know what? I don't think that's a feature that we're looking for. I agree. Totally. Alright, Tom. Well, thank you so much for your time. And I think we got a lot of improvement at the team level, and I think that was just no. I wonder if you could kind of share your And in general, I think, you know, we've just kind of optimize that to narrow for a long time and it's been, you know, kind of trucking along and then covert hit and you know, when we look at certain parts of the industry, you know, we see some things which are very disturbing, you know, in many ways and make cover. And, you know, we talk about people process we, we realized that to be successful with any kind of digital transformation you So I wonder if you can just share your thoughts on, you know, using flow as a way to think You need to optimize how you innovate and how you deliver value to the business and the customer. and really, you know, force them to, to look at the, at the prioritization and make And, um, you know, it's, it's a difficult aspect but if the culture doesn't adopt it and people don't feel good about it, you know, it's not going to be successful and that's in the context that is relevant and understandable for, for different stakeholders, whether we're talking about you know, metrics that they are used to to actually track you start to, And so you really want to start And, you know, what are the factors that are making and the technology that supports it, you run a pretty big Um, so you know, is the, is the big data I'm just going to use that generically um, you know, at some point maybe we reached the stage where we don't do um, and taking the lessons from agile, you know, what's been the inhibitor to stop and make sure that every development the organization is focused on those as well as the business itself, that we're measuring value So gentlemen, uh, thank you again for, for your time. And thank you for sharing your thoughts with us here on the cube. And we'd like to welcome you back to our And it's, you know, I really applaud, you know, this whole movement, I mean, whether I never sit down and say, you know, the product management team has to get aligned with Deb, Maybe trying to eliminate the word alignment, you know, from a lot of our organizations, Um, the ones that, that jumps out though is really about, you know, change, you know, it's kind of a, now an analogy for transformation. instituting the whole program, implement, you know, the program, increment planning, capabilities and kind of model is, um, and also, uh, you know, on that shorter increment, to really kind of just put them down on paper and you know, I can't help, but think of, So, um, you know, you really, I think we've attacked that in a variety And so when we pie plan, you know, myself and Cameron and the other members of our leadership, So they can, you know, quickly ship code that works. mixed book, you know, it was a great piece on a, you're talking about, you know, as part of the manifesto is that people are building is obviously becoming bigger and bigger, you know, in an, in many ways, right. But the sudden, you know, light switch moment, everybody had to go work from home and in March 15th And we kind of, you know, we started with John and built, you know, out of concentric circles of momentum and, to be able to pivot faster, deliver incrementally, you know, and operate in a different, to get behind these, but if it takes, you know, something a little bit more formal, uh, And I think it's a very analogous, you know, And at least you can measure it again and you can, and you've got some type of a comp and that is really the only way to, It's great to be here. And it's really interesting to me cause I know, you know, flow on one hand is kind of a workflow And this is really what if you go to the biz ops manifesto, it says, I focus on outcomes And how quickly did you learn and how quickly did you use that data to drive to that next outcome? And you know, I love that you took this approach really of having kind of four So really the key thing is, is to move away from those old ways of doing things But the key thing is what you need to stop doing to focus on these. And I, you know, I think at the same thing, always about Moore's law, And you also make it sound so simple, but again, if you don't have the data driven visibility the AP testing was not even possible with all of those inefficiencies. you know, you have to constantly be delivering value and upgrading that value because you're constantly taking money Well, that really is based on how many features you delivered or how much, how big, how many quality improvements or scalar I wonder if you can, again, you've got some great historical perspective, So the key thing that I've noticed is that if you can model you know, more senior people being overloaded and creating bottlenecks where they didn't exist. Well, you know, what's the biggest inhibitor for most people but the key thing is just to get you set up it's to get started and to get the key wins. continue to spread that well, uh, you know, good for you through the book and through your company. It's been in the works for awhile, but today's the day that it actually kind of come out to the, So let's just jump into it, you know, and getting ready for this. deal with that issue with, you know, a new framework, eventually a broad set get that to the business side, because as the pace of change has changed on the software side, you know, And the, you know, the idea of kind of ops With the, with the biz ops coalition, you know, getting a collection of, and a manifesto is just a good way to kind of lay out what you see as the key principles Um, and how has that's evolved over, over time, you know, I think at least for, you know, repetitive tactical decisions, And my question is, you know, what are kind of the attributes of and we interviewed with somebody who said, you know, it's amazing what eight weeks we knew, but I wanna, I wanna follow up on that because you know, and AI applications, but I think you could, you could use it much more broadly to talk about your you know, you speak generally about this topic all the time, but how people should really be thinking about where Yeah, well, you know, even talking about automated decisions, So, you know, sucking data out of a contract in order to compare And he built a business on those, you know, very simple little facts what AI has been doing for a long time, which is, you know, making smarter decisions everybody had to work from home and it was, you know, kind of crisis and get everybody set up. And so I, you know, I think we'll go back to an environment where there is some of you know, I think one of the things in my current work I'm finding is that even when on the attention economy, which is a whole nother topic, we'll say for another day, you know, We'll see you next time.

Breaking Analysis: Most CIOs Expect a U Shaped COVID Recovery


 

from the cube studios in Palo Alto in Boston connecting with thought leaders all around the world this is a cube conversation as we've been reporting the Koba 19 pandemic has created a bifurcated IT spending picture and over the last several weeks we've reported both on the macro and even some come at it from from a vendor and a sector view I mean for example we've reported on some of the companies that have really continued to thrive we look at the NASDAQ and its you know near at all-time highs companies like oh and in CrowdStrike we've reported on snowflake uipath the sectors are PA some of the analytic databases around AI maybe even to a lesser extent cloud but still has a lot of tailwind relative to some of those on-prem infrastructure plays even companies like Cisco bifurcated in and of themselves where you see this Meraki side of the house you know doing quite well the work from home stuff but maybe some of the traditional networking not as much well now what if you flip that to really try to understand what's going on with the shape of the recovery which is the main narrative right now is it a v-shape does it a u-shape what is what's that what do people expect and now you understand that you really have to look at different industries because different industries are going to come back at a different pace with me again is Sagar khadiyah who's the director of research at EGR Sagar you guys are all over this as usual timely information it's great to see you again hope all is well in New York City thanks so much David it's a pleasure to be back on again yeah so where are we in the cycle we give dividend a great job and very timely ETR was the first to really put out data on the koban impact with the survey that ran from mid-march to to mid-april and now everybody's attention sagar is focused on okay we're starting to come back stores are starting to open people are beginning to to go out again and everybody wants to know what the shape of the recovery looks like so where are we actually in that research cycle for you guys yeah no problem so like you said you know in that kind of march/april timeframe we really want to go out there and get an idea of what we're doing the budget impacts you know as it relates to IT because of kovat 19 right so we kind of ended off there around a decline of 5% and coming into the year the consensus was of growth of 4 or 5% right so we saw about a 900,000 basis points wing you know to the negative side and the public covered in March and April were you know which sectors and vendors were going to benefit as a result of work from home and so now as we kind of fast forward to the research cycle as we kind of go more into May and into the summer rather than asking those exact same question to get again because it's just been you know maybe 40 or 50 days we really want Singh on the recovery type as well as kind of more emerging private vendors right we want to understand what's gonna be the impact on on these vendors that typically rely on you know larger conferences more in-person meetings because these are younger technologies there's not a lot of information about them and so last Thursday we launched our biannual emerging technology study it covers roughly 300 private emerging technologies across maybe 60 sectors of technology and in tandem we've launched a co-ed flash poll right what we wanted to do was kind of twofold one really understand from CIOs the recovery type they had in mind as well as if they were seeing any any kind of permanent changes in their IT stacks IT spend because of koban 19 and so if we kind of look at the first chart here and kind of get more into that first question around recovery type what we asked CIOs and this kind of COBIT flash poll again we did it last Thursday was what type of recovery are you expecting is it v-shaped so kind of a brief decline you know maybe one quarter and then you're gonna start seeing growth in 2 to H 20 is it you shaped so two to three quarters of a decline or deceleration revenue and you're kind of forecasting that growth in revenue as an organization to come back in 2021 is it l-shaped right so maybe three four five quarters of a decline or deceleration and then you know very minimal to moderate growth or none of the above you know your organization is actually benefiting from from from koban 19 as you know we've seen some many reports so those are kind of the options that we gave CIOs and you kind of see it on that first chart here interesting and this is a survey a flash service 700 CIOs or approximately and the interesting thing I really want to point out here is this you know the koban pandemic was it didn't suppress you know all companies you know and in the return it's not going to be a rising tide lifts all ships you really got to do your research you have to understand the different sectors really try to peel back the onion skin and understand why there's certain momentum how certain organizations are accommodating the work from home we heard you know several weeks ago how there's a major change in in networking mindsets we're talking about how security is changing we're going to talk about some of the permanence but it's really really important to try to understand these different trends by different industries which you're going to talk about in a minute but if you take a look at this slide I mean obviously most people expect this u-shaped decline I mean a you know a u-shaped recovery rather so it's two or three quarters followed by some growth next year but as we'll see some of these industries are gonna really go deeper with an l-shape recovery and then it's really interesting that a pretty large and substantial portion see this as a tailwind presumably those with you know strong SAS models some annual recurring revenue models your thoughts if we kind of star on this kind of aggregate chart you know you're looking at about forty four percent of CIOs anticipated u-shaped recovery right that's the largest bucket and then you can see another 15 percent and to say an l-shape recovery 14 on the v-shaped and then 16 percent to your point that are kind of seeing this this tailwind but if we kind of focus on that largest bucket that you shaped you know one of the thing to remember and again when we asked is two CIOs within the within this kind of coded flash poll we also asked can you give us some commentary and so one of the things that or one of the themes that are kind of coming along with this u-shaped recovery is you know CIOs are cautiously optimistic about this u-shaped recovery you know they believe that they can get back on to a growth cycle into 2021 as long as there's a vaccine available we don't go into a second wave of lockdowns economic activity picks up a lot of the government actions you know become effective so there are some kind of let's call it qualifiers with this bucket of CIOs that are anticipating a u-shape recovery what they're saying is that look we are expecting these things to happen we're not expecting that our lock down we are expecting a vaccine and if that takes place then we do expect an uptick in growth or going back to kind of pre coded levels in in 2021 but you know I think it's fair to assume that if one or more of these are apps and and things do get worse as all these states are opening up maybe the recovery cycle gets pushed along so kind of at the aggregate this is where we are right now yeah so as I was saying and you really have to understand the different not only different sectors and all the different vendors but you got to look into the industries and then even within industries so if we pull up the next chart we have the industry to the breakdown and sort of the responses by the industries v-shape you shape or shape I had a conversation with a CIO of a major resort just the other day and even he was saying what was actually I'll tell you it was Windham Resorts public company I mean and obviously that business got a good crush they had their earnings call the other day they talked about how they cut their capex in half but the stock sagar since the March lows is more than doubled yeah and you know that's amazing and now but even there within that sector they're peeling that on you're saying well certain parts are going to come back sooner or certain parts are going to longer depending on you know what type of resort what type of hotel so it really is a complicated situation so take us through what you're seeing by industry sure so let's start with kind of the IT telco retail consumer space Dave to your point there's gonna be a tremendous amount of bifurcation within both of those verticals look if we start on the IT telco side you know you're seeing a very large bucket of individuals right over twenty percent that indicated they're seeing a tail with our additional revenue because of covin 19 and you know Dave we spoke about this all the way back in March right all these work from home vendors you know CIOs were doubling down on cloud and SAS and we've seen how some of these events have reported in April you know with this very good reports all the major cloud vendors right select security vendors and so that's why you're seeing on the kind of telco side definitely more positivity right as it relates to recovery type right some of them are not even going through recovery they're they're seeing an acceleration same thing on the retail consumer side you're seeing another large bucket of people who are indicating what we've benefited and again there's going to be a lot of bifurcation here there's been a lot of retail consumers you just mentioned with the hotel lines that are definitely hurting but you know if you have a good online presence as a retailer and you know you had essential goods or groceries you benefited and and those are the organizations that we're seeing you know really indicate that they saw an acceleration due to Koga 19 so I thought those two those two verticals between kind of the IT and retail side there was a big bucket or you know of people who indicated positivity so I thought that was kind of the first kind of you know I was talking about kind of peeling this onion back you know that was really interesting you know tech continues to power on and I think you know a lot of people try I think that somebody was saying that the record of the time in which we've developed a fit of vaccine previously was like mumps or something and it was I mean it was just like years but now today 2020 we've got a I we've got all this data you've got these great companies all working on this and so you know wow if we can compress that that's going to change the equation a couple other things sagar that jump out at me here in this chart I want to ask you about I mean the education you know colleges are really you know kind of freaking out right now some are coming back I know like for instance my daughter University Arizona they're coming back in the fall evidently others are saying and no you can clearly see the airlines and transportation as the biggest sort of l-shape which is the most negative I'm sure restaurants and hospitality are kind of similar and then you see energy you know which got crushed we had you know oil you know negative people paying it big barrels of oil but now look at that you know expectation of a pretty strong you know you shape recovery as people start driving again and the economy picks up so maybe you could give us some thoughts on on some of those sort of outliers yeah so I kind of bucket you know the the next two outliers as from an l-shaped in a u-shaped so on the l-shaped side like like you said education airlines transportation and probably to a little bit lesser extent industrials materials manufacturing services consulting these verticals are indicating the highest percentages from an l-shaped recovery right so three plus orders of revenue declines and deceleration followed by kind of you know minimal to moderate growth and look there's no surprise here those are the verticals that have been impacted the most by less demand from consumers and and businesses and then as you mentioned on the energy utility side and then I would probably bucket maybe healthcare Pharma those have some of the largest percentages of u-shaped recovery and it's funny like I read a lot of commentary from some of the energy in the healthcare CIOs and they were said they were very optimistic about a u-shaped type of recovery and so it kind of you know maybe with those two issues then you could even kind of lump them into you know probably to a lesser extent but you could probably open into the prior one with the airlines and the education and services consulting and IMM where you know these are definitely the verticals that are going to see the longest longest recoveries it's probably a little bit more uniform versus what we've kind of talked about a few minutes ago with you know IT and and retail consumer where it's definitely very bifurcated you know there's definitely winners and losers there yeah and again it's a very complicated situation a lot of people that I've talked to are saying look you know we really don't have a clear picture that's why all these companies have are not giving guidance many people however are optimistic not only for a vet a vaccine but but but also they're thinking as young people with disposable income they're gonna kind of say dorm damn the torpedoes I'm not really going to be exposed and you know they can come back much stronger you know there seems to be pent up demand for some of the things like elective surgery or even the weather is sort of more important health care needs so that obviously could be a snap back so you know obviously we're really closely looking at this one thing though is is certain is that people are expecting a permanent change and you've got data that really shows that on the on the next chart that's right so one of the one of the last questions that we asked on this you know quick coded flash poll was do you anticipate permanent changes to your kind of IT stack IT spend based on the last few months you know as everyone has been working remotely and you know rarely do you see results point this much in one direction but 92% of CIOs and and kind of IT you know high level ITN users indicated yes there are going to be permanent changes and you know one of the things we talked about in March and look we were really the first ones you know you know in our discussion where we were talking about work from home spend kind of negating or balancing out all these declines right we were saying look yes we are seeing a lot of budgets come down but surprisingly we're seeing 2030 percent of organizations accelerate spent and even the ones that are spending less they even then you know some of their some of their budgets are kind of being negated by this work from home spend right when you think about collaboration tool is an additional VPN and networking bandwidth in laptops and then security all that stuff CIOs now continue to spend on because what what CIO is now understand as productivity has remained at very high levels right in March CIOs were very with the catastrophe and productivity that has not come true so on the margin CIOs and organizations are probably much more positive on that front and so now because there is no vaccine where you know CIOs and just in general the population we don't know when one is coming and so remote work seems to be the new norm moving forward especially that productivity you know levels are are pretty good with people working from home so from that perspective everything that looked like it was maybe going to be temporary just for the next few months as people work from home that's how organizations are now moving forward well and we saw Twitter basically said we're gonna make work from home permanent that's probably cuz their CEO wants to you know live in Africa Google I think is going to the end of the year I think many companies are going to look at a hybrid and give employees a choice say look if you want to work from home and you can be productive you get your stuff done you know we're cool with that I think the other point is you know everybody talks about these digital transformations you know leading into Kovan and I got to tell you I think a lot of companies were sort of complacent they talked the talk but they weren't walking the walk meaning they really weren't becoming digital businesses they really weren't putting data at the core and I think now it's really becoming an imperative there's no question that that what we've been talking about and forecasting has been pulled forward and you you're either going to have to step up your digital game or you're going to be in big trouble and the other thing that's I'm really interested in is will companies sub optimize profitability in the near term in order to put better business resiliency in place and better flexibility will they make those investments and I think if they do you know longer term they're going to be in better shape you know if they don't they could maybe be okay in the near term but I'm gonna put a caution sign a little longer term no look I think everything that's been done in the last few months you know in terms of having those continuation plans because you know do two pandemics all that stuff that is now it look you got to have that in your playbook right and so to your point you know this is where CIOs are going and if you're not transforming yourself or you didn't or you know lesson learned because now you're probably having to move twice as fast to support all your employees so I think you know this pandemic really kind of sped up you know digital transformation initiatives which is why you know you're seeing some companies desks and cloud related companies with very good earnings reports that are guiding well and then you're seeing other companies that are pulling their guidance because of uncertainty but it's it's likely more on the side of they're just not seeing the same levels of spend because if they haven't oriented themselves on that digital transformation side so I think you know events like this they typically you know Showcase winners and losers then you know when when things are going well and you know everything is kind of going up well I think that - there's a big you know discussion around is the ESPY overvalued right now I won't make that call but I will say this then there's a lot of data out there there's data and earnings reports there's data about this pandemic which change continues to change maybe not so much daily but you're getting new information multiple times a week so you got to look to that data you got to make your call pick your spot so you talk about a stock pickers market I think it's very much true here there are some some gonna be really strong companies emerging out of this you know don't gamble but do your research and I think you'll you'll find some you know some Dems out there you know maybe Warren Buffett can't find them okay but the guys at Main Street I think you know the I am I'm optimistic I wonder how you feel about about the recovery I I think we may be tainted by tech you know I'm very much concerned about certain industries but I think the tech industry which is our business is gonna come out of this pretty strong yeah we look at the one thing we we should we should have stated this earlier the majority of organizations are not expecting a v-shaped recovery and yet I still think there's part of the consensus is expecting a v-shaped recovery you can see as we demonstrate in some of the earlier charts the you know almost the majority of organizations are expecting a u-shaped recovery and even then as we mentioned right that you shape there is some cautious up around there and I have it you probably have it where yes if everything goes well it looks like 2021 we can really get back on track but there's so much unknown and so yes that does give I think everyone pause when it comes from an investment perspective and even just bringing on technologies and into your organization right which ones are gonna work which ones are it so I'm definitely on the boat of this is a more u-shaped in a v-shaped recovery I think the data backs that up I think you know when it comes to cloud and SAS players those areas and I think you've seen this on the investment side a lot of money has come out of all these other sectors that we mentioned that are having these l-shaped recoveries a lot of it has gone into the tech space I imagine that will continue and so that might be kind of you know it's tough to sometimes balance what's going on on the investor in the stock market side with you know how organizations are recovering I think people are really looking out in two to three quarters and saying look you know to your point where you set up earlier is there a lot of that pent up demand are things gonna get right back to normal because I think you know a lot of people are anticipating that and if we don't see that I think you know the next time we do some of these kind of coded flash bolts you know I'm interested to see whether or not you know maybe towards the end of the summer these recovery cycles are actually longer because maybe we didn't see some of that stuff so there's still a lot of unknowns but what we do know right now is it's not a v-shaped recovery agree especially on the unknowns there's monetary policy there's fiscal policy there's an election coming up there's a third there's escalating tensions with China there's your thoughts on the efficacy of the vaccine what about therapeutics you know do people who have this yet immunity how many people actually have it what about testing so the point I'm making here is it's very very important that you update your forecast regularly that's why it's so great that I have this partnership with you guys because we you know you're constantly updating the numbers it's not just a one-shot deal so suck it you know thanks so much for coming on looking forward to having you on in in the coming weeks really appreciate it absolutely yeah well I will really start kind of digging into how a lot of these emerging technologies are faring because of kovat 19 so that's I'm actually interested to start thinking We've got Amanda silver corporate vice president, product for developer tools at Microsoft and Scott Johnson, the CEO of Docker. Scott had a great keynote talking about this relationship news has hit about the extension of the Microsoft partnership. So congratulations Amanda. Welcome to the cube. >>Thanks for having me. >>Amanda, tell us a bit about what your role is at Microsoft. You guys are well known in the developer community to develop an ecosystem when even when I was in college going way back, very modern. Now cloud is, is the key code to cloud. That's the theme. Tell us about your role at Microsoft. >>Yeah. So I basically run the product, uh, product design and user research team that works on our developer tools that Microsoft and so that includes the visual studio product as well as visual studio code. Um, that's become pretty popular in the last few years, but it also includes things like the.net runtime and the TypeScript programming language as well as all of our Azure tooling. >>What's your thoughts on the relationship with Docker? I'll show you the news extension of an existing relationship. Microsoft's got a lot of tools. You've got a lot of things you guys are doing, bringing the cloud to every business. Tell us about your thoughts on this relationship with Donker. >>Yeah, well we're very excited about the partnership for sure. Um, you know, our goal is really to make sure that Azure is a fantastic place where all developers can kind of bring their code and they feel welcome. They feel natural. Uh, we really see a unique opportunity to make the experience really great for Docker, for the Docker community by creating more integrated and seamless experience across Docker, desktop windows and visual studio. And we really appreciate how, how Docker is kind of, you know, supported our windows ecosystem to run in Docker as well. >>Scott, this relationship and an extension with Microsoft is really, uh, I think impressive and also notable because Microsoft's got so many, so many tools out there and they have so successful with Azure. You guys have been so successful with your developer community, but this also is reflective of the new Docker. Uh, could you share your thoughts on how this partnership with Microsoft extending the way it is with the growth of the cloud is a reflection of the new Docker? >>Yeah, absolutely. John's great question. One of the things that we've really been focused on since November is fully embracing the ecosystem and all the partnerships and all the possibilities of that ecosystem. And part of that is just reality. That we're a smaller company now and we can't do it all, nor should we do it all. Part of us. The reality that developers love voice and no one's gonna change their minds on choice. And third is just acknowledging that there's so much creativity and so much energy. The four walls of Docker that we'd be building, not the big advantage of that and welcome it and embrace it and provide that as a phenomenal experience part of Alfred's. So this is a great example of that. The sneak partnership we announced last week is a grant to have that and you're going to see many more of uh, partnerships like this going forward that are reflective of exactly this point. >>You've been a visionary on the product side of the interviewed before. Also deploying is more important than ever. That whole workflow, simplifying, it's not getting complex. People want choice, building code, managing code, deploying code. This has been a big focus of yours. Can you just share your thoughts on where Microsoft comes in because they got stuff too. You've got stuff, it all works together. What's your thoughts? >>Right? So it needs to work together, right? Because developers want to focus on their app. They don't want to focus on duct taping and springing together different siloed pools, right? So you can see in the demo and you'll see in, uh, demonstrations later throughout the conference. Just the seamless experience that a developer gets in the document man line inter-operating with visual studio code with the Docker command line and then deploying to Azure and what's what's wonderful about the partnership is that both parties put real engineering effort and design effort into making it a great experience. So a lot of the complexities around the figuration around default settings around uh, security, user management, all of that is abstracted out and taken away from the developer so they can focus on applications and getting those applications deployed to the proudest quickly as possible. Getting their app from code to cloud is the wok word or the or the call to action for this partnership. And we think we really hit it out of the park with the integration that you saw, >>Great validation and a critical part of the workflow. You guys have been part of Amanda, we're living in a time we're doing these remote interviews. The coven crisis has shown the productivity gains of working at home and working in sheltering in place, but also as highlighted, the focus of developers mainly who have also worked at home. They've kind of used to this. Do you see the rigs? I saw her at Microsoft build some amazing rigs from the studio. So these guys streaming their code demos. This is, um, a Cambrin explosion of new kinds of productivity. And yet the world's getting more complex at scale. This is what cloud does. What's your thoughts on this? Cause the tooling is more tools than ever, right? So I still gotta deploy code. It's gotta be more agile. It's gotta be faster. It's gotta be at scale. This is what you guys believe in. What's your thinking on all these tooling and abstraction layers and the end of the day, don't you still got to do their job? >>Yeah, well, absolutely. And now, even more than ever. I mean, I think we've, we've certainly seen over the past few months, uh, uh, a more rapid acceleration of digital transformation. And it's really happened in the past few years. Uh, you know, paper processes are now becoming digit digital processes. All of a sudden, you know, everybody needs to work and learn from home. And so there's just this rapid acceleration to kind of move everything to support our new remote lifestyle. Um, but even more so, you know, we now have remote development teams actually working from home as well in a variety of different kinds of, uh, environments. Whether they're using their own personal machine to connect to their infrastructure or they're using a work issued machine. You know, it's more important than ever that developers are productive, but they are productive as a team. Right? Software is a team sport. >>We all need to be able to work together and to be able to collaborate. And one of the most important aspects of agility for developers is consistency. And, uh, what Docker really enables is, uh, with, with containerization is to make the infrastructure consistent and repeatable so that as developers are moving through the life cycle from their local, local dev desktop and developing on their local desktop to a test environment and to staging and to production, it's really, it's infrastructure of or, or developers as well as operations. And so it's that, that infrastructure that's completely customizable for what the developer's operating system of choices, what their app stack is, all of those dependencies kind of running together. And so that's what really enables developers to be really agile and have a really, really fast iteration cycle but also to have that consistency across all of their development team. And you know, we, we now need to think about things like how are we actually going to bring on interns for the summer, uh, and make sure that they can actually set up their developer boxes in a consistent way that we can actually support them. And things like Docker really helped with that >>As your container instances and a visual studio cloud that you guys have has had great success. Um, there's a mix and match formula here. At the end of the day, developers want to ship the code. What's the message that you guys are sending here with this? Because I think productivity is one, simplification is the other, but as developers on the front lines and they're shipping in real time, this is a big part of the value proposition that you guys are bringing to the table. >>Yeah, I mean the, the core message is that any developer and their code is welcome, uh, and that we really want to support them and power them and increase their velocity and the impact that they can have. Um, and so, you know, having things like the fact that the Docker CLI is natively integrated into the Azure experience, uh, is a really important aspect of making sure that developers are feeling welcome and feeling comfortable. Um, and now that the Docker CLI tools are, that are part of Docker desktop, have access to native commands that work well with Azure container instances. Uh, Azure container instances, if anybody's on familiar with that, uh, is the simplest and fastest way to kind of set up containers and Azure. And, and so we believe that developers have really been looking for a really simple way to kind of get containers on Azure. And now we that really consistent experience across our service services and our tools and visual studio code and visual studio extensions make full use of Docker desktop and the Docker CLI so that they can get that combination of the productivity and the power that they're looking for. And in fact, we've, we've integrated these as a design point since very early on in our partnership when we've been partnering with, with Docker for quite a while. >>Amanda, I want to ask you about the, the, the, the tool chain. We've heard about workflows, making it simpler, bottom line, from a developer standpoint, what's the bottom line for me? What does this mean to me? Uh, every day developer out there? >>Um, I, I mean, I really think it means you know, your productivity on your terms. Um, and so, you know, Microsoft has been a developer company since the very, very beginning with, you know, bill Gates and, and, uh, GW basic. Um, and it's actually similar for Docker, right? They really have a developer first point of view, uh, which certainly speaks to my heart. And so one of the things that we're really trying to do with, with Docker is to make sure that we can create a workflow that's super productive at every stage of the developer experience, no matter which stack they're actually targeting, whether there's targeting node or Python or.net and C-sharp or Java. Uh, we really want to make sure that we have a super simple experience that you can actually initiate all of these commands, create, you know, Docker container images and use the compose Docker compose files. >>Um, and then, you know, just kind of do that consistently as you're deploying it all the way up into your infrastructure in Azure. And the other thing that we really want to make sure is that that even post deployment, you can actually inspect and diagnose these containers and images without having to leave the tool. Um, so we, we also think about the process of writing the code, but also the process of kind of managing the code and remediating issues that might come up in production. And so, you know, we really want you to be able to look at containers up in the Azure. Uh, up that are deployed into Azure and make sure that they're running and healthy and that if there, if something's wrong, that you can actually open up a shell and be in an interactive mode and be able to look at the logs from those containers and even inspect when to see environment variables or other details. >>Yeah, that's awesome. You know, writing code, managing code, and then you've got to deploy, right? So what I've been loving about the, the past generation of agile is deployment's been fast to deploy all the time. Scott, this brings up that the ease of use, but you want to actually leverage automation. This is the trend that you want to get in. You want, you don't want, you want to make it easy to write code, manage code. But during the deployment phase, that's a big innovation. That's the last point. Making that better and stronger. What's your thoughts on simplifying that? >>So that was a big part of this partnership, John, that the Docker in Microsoft embarked on and as you saw from the demo and the keynote, um, all within the man line, the developers able to do in two simple commands, deploy an app, uh, defining compose from the desktop to Azure and there's a whole slew of automation and pre-configured smart defaults or sane defaults that have gone on behind the scenes and that took a lot of hardcore engineering work on part of Docker and Microsoft together to simplify that and make that easy and that, that goes exactly to your point. We just like the simpler you can make it more, you can abstract a way to kind of underlying plumbing and infrastructure. The faster devs can get there. Their application from code to cloud. >>Scott, you've been a product CEO, you've been a product person, a CEO, but you have a product background. You've been involved with the relationship with Microsoft for a long time. What's the state of the market right now? I mean, obviously Microsoft has evolved. Look at just the performance corporate performance. The shift to the cloud has been phenomenal. Now developers getting more empowered, there's more demand for the pressure to put on developers to do more and more, more creativity. So you've seen this evolve, this relationship, what does it mean? >>Yeah, it's honestly a wonderful question, John. And I want to thank Amanda and the entire Microsoft team for being long standing partners with us on this journey. So it's might not be known to everyone on today's, uh, day's event. But Microsoft came to the very first Docker con event, uh, way back in June, 2014 and I had the privilege of, of reading them and welcoming them and they're, they were full on ready to see what all the excitement about Docker was about and really embrace it. And you mentioned kind of openness and Microsoft's growth over that, uh, over time in that dimension. And we think kind of Docker together with Microsoft have really shown what an open developer community can do. And that started back in 2014 and then we embarked on an open source collaboration around the Docker command line of the Docker engine, bringing that Docker engine from Linux and now moving it to windows applications. And so all of a sudden the promise of right ones and use the same primitives, the same formats, the same fan lines, uh, as you can with Linux onto windows applications. We brought that promise to the market and it's been an ongoing journey together with Microsoft of open standards based, developer facing friendliness, ease of use, fast time to deploy. And this, this partnership that we announced yesterday and we highlighted at the keynote is just another example of that ongoing relationship laser like focused on developer productivity and helping teams build great apps. >>Why do you like Azure in the cloud for Docker? Can you share why? >>Well, it's as Amanda has been sharing, it's super focused on what are the needs of developers to help them continue to stay focused on their apps and not have their cognitive load burdened by other aspects of getting their apps to the cloud. And Azure, phenomenal job of simplifying and providing sane defaults out of the box. And as we've been talking about, it's also very open to partner like the one we've announced >>Yesterday and highlighted, you know, but >>Uh, make it just easy for development teams to choose their tools and build their apps and deploy them onto Azure. It's possible. So, uh, it's, it's a phenomenal plan, one for developers and we're very excited and proud of partner with Microsoft on it. >>Amanda, on your side, I see DACA has got millions of developers. You guys got millions of developers even more. How do you see the developers in Microsoft side engaging with Docker desktop and Docker hub? Where does it all fit? >>I think it's a great question. I mean, I mentioned earlier how the Docker context can help individuals and teams kind of work in their environments work. Let me try that over. I mentioned earlier how I, how I see Docker context really improving the way that individuals and teams work with their environments and making sure that they're consistent. But I think this really comes together as we work with Docker desktop and Docker hub. Uh, when developers sign into Docker hub from Docker desktop, everything kind of lights up. And so they can see all of the images in their repositories and they can also see the cloud environments they're running them in. And so, you know, once you sign into the hub, you can see all the contexts that map to the logical environments that they have access to like dev and QA and maybe staging. And another use case that's really important is that, you know, we can access the same integration environment. >>So, so I could have, you know, microservices that I've been working on, but I can also see microservices that my, my teammates and their logs, uh, from the services that they've been working on, which I think is really, really great and certainly helps with, with team productivity. The other thing too is that this also really helps with hybrid cloud deployments, right? Where, you know, you might have some on premises, uh, hosted containers and you might have some that's hosted in a public cloud. And so you can see all of those things, uh, through your Docker hub. >>Well, I got to say I love the code to cloud tagline. I think that's very relevant and, and catchy. Um, and I think, I guess to me what I'm seeing, and I'd love to get your thoughts, Amanda, on this, as you oversee a key part of Microsoft's business that's important for developers, just the vibe and people are amped up right now. I know people are tense and anxiety with the covert 19 crisis, but I think people are generally agreeing that this is going to be a massive inflection point for just more headroom needed for developers to accelerate their value on the front lines. What's your personal take on this and you've seen these ways before, but now in this time, what are you most excited about? What are you optimist about? What's your view on the opportunities? Can you share your thoughts? Because people are going to get back to work or they're working now remotely, but when we go back to hybrid world, they're going to be jamming on projects. >>Yeah, for sure. But I mean, people are jamming on projects right now. And I think that, you know, in a lot of ways, uh, developers are our first responders in, you know, in that they are, developers are always trying to support somebody else, right? We're trying to somebody else's workflow and you know, so we have examples of people who are, uh, creating new remote systems to be able to, uh, schedule meetings in hospitals or the doctors who are actually the first, first responders taking care of patients. But at the end of the day, it's the developer who's actually creating that solution, right? And so we're being called the duty right now. Um, and so we need to make sure that we're actually there to support the needs of our users and that we're, we're basically cranking on code as fast as we can. Uh, and to be able to do that, we have to make sure that every developer is empowered and they can move quickly, but also that they can collaborate freely. And so, uh, I think that, you know, Docker hub Docker kind of helps you ensure that you have that consistency, but you also have that connection to the infrastructure that's hosted by your, your organization. >>I think you nailed that amazing insight. And I think that's, you know, the current situation in the community matters because there's a lot of um, frontline work being done to your point. But then we've got to rebuild. The modernization is happening as well coming out of this. So there's going to be that and there's a lot of comradery going on and massive community involvement. I'm seeing more of, you know, the empathy, but also now there's going to be the building, the creation, the new creation. So Scott, this is going to call for more simplicity and to abstract away the complexities. This is the core issue. >>Well that's exactly right and it is time to build, right? Um, and we're going to build our way out of this. Um, and it is the community that's responding. And so in some sense, Microsoft and Docker are there to support that, that community energy and give them the tools to go. And identify and have an impact as quickly as possible. We have referenced in the keynote, um, completely bottoms up organic adoption of Docker desktop and Docker hub in racing to provide solutions against the COBIT 19 virus. Right? It's a, it's a war against this pandemic that is heavily dependent on applications and data and there's over 200 projects, community projects on Docker hub today where you've got uh, cools and containers and data analysis all in service to the photo at 19 battle that's being fought. And then as you said, John, as we, as we get through this, the other side, there's entire industries that are completely rethinking their approach that were largely offline before that. Now see the imperative and the importance of going online and that tectonic shift nearly overnight of offline to online behavior and commerce and social and go on down the list that requires new application development. And I'm very pleased about this partnership is that together we're giving developers the tools to really take advantage of that opportunity and go and build our way out of it. >>Well, Scott, congratulations on a great extended partnership with Microsoft and the Docker brand. You know, I'm a big fan of from day one. I know you guys have pivoted on a new trajectory which is very community oriented, very open source, very open. So congratulations on that Amanda. Thanks for spending the time to come on. I'll give you the final word. Take a minute to talk about what's new at Microsoft. For the folks that know Microsoft, know they have a developer mindset from day one cloud is exploding code to cloud. What's the update? What's the new narrative? What should people know about Microsoft with developer community? Can you share from some, some, some uh, data for the folks that aren't in the community or might want to join with folks in the community who want to get an update? >>Yeah, it's a, it's a great, great kind of question. I mean, you know, right now I think we are all really focused on making sure that we can empower developers throughout the world and that includes both those who are building solutions for their organizations today. But also I think we're going to end up with a ton of new developers over this next period who are really entering the workforce and uh, and learning to create, you know, digital solutions overall. There's a massive developer shortage across the world. Um, there's so much opportunity for developers to kind of, you know, address a lot of the needs that we're seeing out of organizations again across the world. Um, and so I think it's just a really exciting time to be a developer. Uh, and you know, my, my uh, my only hope is that basically we're, we're building tools that actually enable them to solve problems. >>Awesome insight and thank you so much for your time code to cloud developers are cranking away that the first responders are going to take care of business and then continue to build out the modern applications. And when you have a crisis like this, people cut right through the noise and get right to the tools that matter. We're back and this is Dave Vellante and you're watching the cubes continuous coverage of the IBM think 2020 digital events experience Sriram these monotonous here he is the global managing director for government healthcare and life sciences three. Ron, thanks so much for coming on the cube. >>Great to be with you Dave. I wish we were Darren but it's, it's great to be here digitally indeed >>be good to be face to face and in San Francisco but this certainly will help our audience understand what's happening in these critical sectors. I mean you were at the heart of it. I mean these are three sectors and then there are sub sectors in there. Let's try to understand how you're communicating with your clients, what you've been doing in the near term and then I want to really try to understand, you know, what you see coming out of this, but please tell us what's been going on in your, in your world. >>You're right. I mean these sectors are keeping, keeping the engine running right now in terms of keeping society running, right? So if you look at the federal government, the state government, the local government, you look at providers of healthcare, you look at payers, we're making sure that their members are getting the, getting the advice and the service they need. You look at a life sciences companies or rapidly trying to find a cure for this, uh, for this virus. And then you look at education where, um, you know, the educational establishments are trying to work remotely and make sure that our children get the education they need. So kind of existential industries right front and center of this ninety-five, interestingly, they have 95% of IBM has, have continued to work from home and yet we are able to support the core operations of our clients. So if you look at some of the things that we've been doing over the last eight or nine weeks that we've been under this kind of lockdown, um, IBM, IBM is involved in the engine room. >>I would like to call it the engine room of many of these operations, right? Whether it just to keep a city running or a hospital running. Um, our systems, our software, our services teams are engaged in making sure that the core systems that allow those entities to function are actually operational, um, during these times. So we've had no blips. We've been able to support that. And that's a, that's a key part of it. Now, of course, there are extraordinary things we've done on top. For instance, you know, in the first two weeks after the crisis started, we used, um, a supercomputer with the department of energy that you must've heard about, uh, to narrow down over 8,000 compounds that could potentially be cures for the COBIT 19 virus and narrowed down to 80. That could be applicable, right? Um, so sharpening the time and allowing researchers not to focus on 80 compounds and stuff, 8,000 so that we can get a vaccine to market faster. >>And that's tremendous, right? I mean we've, we formed a, um, uh, you know, collaboration, uh, with, with 27 other, uh, partners, uh, that, who are all co innovating, uh, using modeling techniques, uh, to try and find a cure faster. The other end, um, you look at things like what we're doing with the state of New York, where we work for the government, uh, the duet to get 350,000 tablets with the right security software, with the right educational software so that students can continue to learn while, uh, you know, what they are, uh, when they're remote, but the right connectivity. So, um, extremes. And then of course as a backbone, you know, be using, we are starting to see real use of our AI tools, chat bots to stop it, that we have. Uh, we have allowed, uh, uh, customers to use for free. So they began answer that we can, we can consume the latest CDC advice, the latest advice from the governors and the state, and then, um, allow the technology to answer a lot of queries that are coming through, uh, with, with, uh, with citizens being worried about what, where they stand every single day. >>Yeah. So let's kind of break down some of the sectors that you follow. Um, let's start with, with government. I mean, certainly in the United States it's been all about the fiscal policy, the monetary policy, injecting cash into the system, liquidity, you know, supporting the credit markets. Certainly central banks around the world are facing, you know, similar, but somewhat different depending on their financial situations. Um, and so that's been the near term tactical focus and it actually seems to be working pretty well. Uh, you know, the stock market's any indicator, but going forward, I'm interested in your thoughts. You wrote a blog and you basically, it was a call to action to the government to really kind of reinvent its workforce, bringing in, uh, millennials. Um, and, and so my, my, my question is, how do you think the millennial workforce, you know, when we exit this thing, will embrace the government. What does the government have to do to attract millennials who want the latest and greatest technology? I mean, give us your thoughts on that. >>Well, it's an, it's a really interesting question. A couple of years ago I was talking about, uh, this is the time where governments have to have to really transform. They have to change. If you, if you go back in time compared governments to other industries, uh, governments have embraced technology, but it's been still kind of slow, incremental, right? Lots of systems of record, big massive systems that take 10 years, five years to implement. So we've implemented systems record. We've, we've started using data and analytics to kind of inform policymaking, but they tend to be sequential. And I think, uh, you know, coming back to the, the, the changing workforce, uh, what is it? By 2025, 75% of the workforce are going to be millennials, right? Um, and as they come into the workforce, I think they're going to demand that, uh, that we work in new ways in new, um, more integrated, more digitally savvy pace and uh, strange enough, I think this crisis is going to be a, is a proof point, right? >>Um, many governments are working remotely and yet they're functioning okay. Um, the, the, the world of, um, you know, providing policy seems to be working even if you are, if you are remote. So a lot of the naysayers who said we could not operate digit, operate digitally, um, now are starting to starting to get past that, uh, that bias if you like. And so I think as, as digital natives come into the for what we are going to see is this is a Stressless innovation of why do we do things the same way as we've done them for the last 20, 30 years. Um, granted we need to still have the, um, the, the division of policies, make sure that we are enforcing the policies of government. But at the same time, if you look at workflow, uh, this is the time where you can use automation, intelligent workflows, right? >>This is the time where we can use insights about what our citizens need so that services are tuned, a hyper-local are relevant to what the citizen is going through at that particular time. Uh, contextual and, um, are relevant to what, what that individual needs at that particular time. Uh, rather than us having to go to a portal and, uh, submit an application and submit relevant documents and then be told a few hours or a few minutes later then that you've got, you've got approval for something, right? So I think there's this period of restless innovation coming through that is from a citizen engagement perspective, but behind the scenes in terms of how budgeting works, how approvals work, how uh, uh, you know, the divisions between federal, state, local, how the handoffs between agencies work. All of that is going to be restlessly innovative. And, uh, this is the moment I think this is going to be a trigger point. We believe it's going to be a trigger point for that kind of a transformation? >>No, sure. I'm, I've talked to a number of, of CEOs in, in sort of hard hit industries, um, hospitality, you know, certainly, you know, the restaurant business, airlines and, and you know, they just basically have a dial down spending, um, and really just shift to only mission critical activities. Uh, and in your segments it's, it's mixed, right? I mean, obviously government, you use the engine room, uh, analogy before some of use the war room metaphor, but you think about healthcare, the frontline workers. So it's, it's, it's mixed what our CIO is telling you in, in the industries in which you're focused. >>Well, the CIO is right now. I mean, you're going to go through different phases, right? Phase one is just reactive. It's just coping with the, uh, with the situation today where you suddenly have 95%, a hundred percent of your workforce working remote, providing the ability to, it's providing the leadership, the ability to, to work remotely where possible. Um, and it take IBM for instance, you know, we've got 300,000 people around the world, but 95% of whom are working remotely. Um, but we've been, we've been preparing for moments like this where, uh, you know, we've got the tools, we've got the network bandwidth, we've got the security parameters. Uh, we have been modernizing our applications. Um, so you've been going to a hybrid cloud kind of architecture, but you're able to scale up and scale down, stand up additional capacity when you need it. So I think a lot of the CEOs that we talk to are, uh, you know, phase one was all about how do I keep everything running? >>Phase two is how do I prepare for the new norm where I think more collaborative tools are going to come into, into the work environment. Um, CEO's are going to be much more involved in how do I get design in the center of everything that we do no matter what kind of industry. Alright. So, um, it's, it's going gonna be an interesting change as to the role of the CIO going forward. Dave and I think, uh, again, it's a catalyst to saying why do we have to do things the same way we've been doing? Why do we need so many people in an office building doing things in traditional ways? And why can't we use these digital techniques as the new norm? >>Yeah, there are a lot of learnings going on and I think huge opportunities to, to, to, to save money going forward because we've had to do that in the near term. But, but more importantly, it's like how are we going to invest in the future? And that's, that's something that I think a lot of people are beginning now to think about. They haven't had much time to do anything other than think tactically. But now we're at the point where, okay, we're maybe starting to come out of this a little bit, trying to envision how we come back. And organizations I think are beginning to think about, okay, what is our mid to longer term strategy? It's, we're not just going to go back to 2019. So what do we do going forward? So we're starting to spend more cycles and more energy, you know, on that topic. What do you see? >>Yeah, I mean, take every segment of my, uh, my sector, right? Take the education industry, will you, uh, will you spend 60, $70,000 a year to send a child to university, um, when a lot of the learning is available digitally and when, when we've seen that they can learn as much and probably more, uh, you know, more agile manner and follow their interests. So I think the whole education industry is going to leverage digital in a big way. And I think you're going to see partnerships form, you can see more, uh, you're going to see more choice, uh, for the student and for the parents, uh, in the education industry. And so that industry, which has been kind of falling the same type of pattern, uh, you know, for a hundred years, it's suddenly going to reinvent itself. Take the healthcare industry. Um, you know, it's interesting, a lot of providers are following, uh, following staff because elective, uh, elective treatment as really, you know, uh, fallen tremendously. >>Right? On the one hand you have huge demand for covert 19 related, uh, treatment on the other hand, electives have come down. So cost is a big issue. So I, I believe we're going to see M and a activity, uh, in that sector. And as you see that what's going to happen is people are gonna, uh, restlessly reinvent. So w you know, I think telemedicine is going to, is not going to become a reality. I think, um, if you look at the payer space and if you look at the insurance providers, they're all going to be in the market saying, Harbor, how do I capture more members and retain them and how do I give them more choice? Um, and how do I keep them safe? It's interesting, I was speaking to a colleague in Japan, uh, yesterday and he was saying to me in the automotive industry that, um, I was arguing that, you know, you will see a huge downfall. >>Uh, but his argument back was people are actually so afraid of taking public transport that, uh, they're expecting to see a spike in personal transportation. Right? So I think from a government perspective, the kind of policy implications, um, you know, whether there would be economic stimulus related in the short term, governments are going to introduce inefficiencies to get the economy back to where it needs to be. But over a long term I think we're back to these efficiencies. We are going to look at supply chain, there's going to be a postmortem on how do we get where we got to now. And um, so I think in terms of citizen engagement, in terms of supply chain, in terms of back office operations, in terms of how agencies coordinate, um, do stockpiling command and control, all of that is going to change, right? And it's an exciting time in a way to be at the forefront of these industries shaping, shaping the future. >>I want to ask your thoughts on, on education and excuse me, drill into that a little bit. I've actually got pretty personal visibility in sort of let's, let's break it down. Um, you know, secondary universities, uh, nine through 12 and K through six and then you're seeing some definite differences. Uh, I think actually the universities are pretty well set up. They've been doing online courses for quite some time. They've, they've started, you know, revenue streams in that regard and, and so their technology is pretty good and their processes are pretty good at the other end of the spectrum, sort of the K through six, you know, there's a lot of homeschooling going on and, and parents are at home, they're adjusting pretty well. Whether it's young kids with manipulatives or basic math and vocabulary skills, they're able to support that and you know, adjust their work lives accordingly. >>I find in the, in the high school it's, it's really different. I mean it's new to these folks. I had an interesting conversation with my son last night and he was explaining to me, he spends literally hours a day just trying to figure out what he's got to do because every process is different from every teacher. And so that's that sort of fat middle, if you will, which is a critical time, especially for juniors in high school and so forth where that is so new. And I wonder what you're seeing and maybe those three sectors, is that sort of consistent with what you see and, and what do you see coming out of this? >>I think it's, it's broadly consistent and I have personally experienced, I have one university grade, uh, university senior and I have a high school senior and I see pretty much the same pattern no matter which part of the world they're in. Right? I, I do believe that, um, you know, this notion of choice for students and how they learn and making curriculum customized to get the best out of students is the new reality. How fast we will get there. How do you get there? It's not a linear line. I think what is going to happen is you're going to, you're going to see partnerships between, uh, content providers. You're going to see partnerships between platform providers and you're going to see these educational institutions, uh, less restless. The reinvent to say, okay, this particular student learns in this way and this is, this is how I shape a personalized curriculum, but still achieving a minimum outcome. Right? I think that's going to come, but it's going to take a few years to get there. >>I think it was a really interesting observations. I mean, many children that I observed today are sort of autodidactic and if you give them the tooling to actually set their own learning curriculum, they'll, they'll absorb that and obviously the technology has gotta be there to support it. So it's sort of hitting the escape key. Let's sort of end on that. I mean, in terms of just IBM, how you're positioning in the industries that you're focused on to help people take this new technology journey. As they said, we're not going back to the last decade. It's a whole new world that we're going to going to come out of this post. Coven, how do you see IBM has positioned their Sri round? >>Dave, I think I'd be positioned brilliantly. Um, as you know, we've, Arvind Christianized is our new CEO and, uh, he, he recently talked about this on CNBC. So if you look at the core platforms that we've been building, right? Um, so CA occupies an industry, whether it's, whether it be government, healthcare, life sciences or education are going to look for speed. They're going to look for agility, they're going to look to change processes quickly so they can, they can react to situations like this in the future in a much more agile way, right? In order to do that, their it systems, their applications, their infrastructure needs to scale up and down needs to be, uh, you need to be able to configure things in a way where you can change parameters. You can change policies without having to read a long time, right? And so if you think about things like HyperCloud our investment in, uh, in, in red hat, uh, our, uh, our, uh, position on data and open technologies and, um, you know, our policies around making sure that, that our client's data and insights are their insights and we don't, we don't want to taste that. >>On of those things. Our investments in blockchain are deep, deep, uh, incumbency in services. But there'd our technology services, our consulting services, our deep industry knowledge, allowing all of these technologies to be used at to solve these problems. Um, I think we are really well positioned and, uh, you know, a great example is the New York example, right? So, uh, getting 350,000 students to work in a completely new way in a matter of two weeks. It's not something that every single company can do. It's not just a matter of providing the tech, the tool itself, it's the content, it's the consumption, it's the design must experience. And that's where a company like IBM can bring everything together. And then you have the massive issues of government, like social reform, like mental health, like making sure the stimulus money is going to the people who need it the most, um, in, in the most useful way. And that's where I work between industries, between government and banks and other industries really comes to, comes to fruition. So I think we have the technology but the services depth. And I think we've got the relevance of the industry to make a difference. And I'm excited about the future. >>Well, it's interesting that you mentioned, you know, the basically one of my takeaways is that you've got to be agile. You've gotta be flexible. You, you've been in the consulting business for most of your career and in the early part of your career. And even up until, you know, maybe recently we were automating processes that we knew well, but today the processes are, we so much is unknown. And so you've got to move fast. You've got to be agile, you've got to experiment, uh, and apply that sort of, you know, test, experiment, methodology and iterate and have that continuous improvement. That's a different world than what we've known. Obviously. You know, as I say, you've seen this over the decades. Uh, your final thoughts on, uh, on the future. >>Well, my final thoughts are, um, yeah, you're exactly right. I mean, if I take a simple example, right, that, that, uh, controls how quickly the commerce works. Think about simple things like bill of lading. Uh, the government has to issue a federal government has to prove that a state government has to prove it and local government has to prove it. Why? That's the way we've been doing it for a long time. Right? There are control points, but to your point, imagine if you can shorten that from a seven day cycle to a seven second cycle. The impact on commerce, the impact on GDP, and this is one simple process. This is the time for us to re to, to, to break it all apart and say why not do something differently? And the technology is right. The CA, the AI is getting more and more and more mature and you've got interesting things like quantum to look forward to. So I think the timing is right for, for reinventing, uh, the core of this industry. >>Yeah, I think they really are. I mean, it's difficult as this crisis has been a lot of opportunities going to present coming out of a tree room. Thanks so much for coming on the cube and making this happen. This is Dave Vellante the cube, and this is our wall-to-wall coverage, IBM's digital thing experienced for 2020. We're really excited to have Jerry Cuomo on. He's the, uh, vice president of blockchain technologies and an IBM fellow and longtime cube alum. Jerry, good to see you again. Thanks for coming on and wish we were face to face, but yeah, this'll do. Good to see you too. Yes, thanks for having me. So we've been talking a lot of and talking to, I've been running a CEO series a, of course, a lot of the interviews around, uh, IBM think are focused on, on COBIT 19. But I wonder if you could start off by just talking a little bit about, you know, blockchain, why blockchain, why now, especially in the context of this pandemic. >>David's, it's as if we've been working out in the gym, but not knowing why we needed to be fixed. And I know now why we need to be fit. You know, blockchain is coming just in time. Mmm. You know, with the trust factor and the preserving privacy factor. Okay. The way we move forward the world is now becoming more digital than ever people working from home. Um, the reliance and online services is, that's critical. our ability to work as a community accompanies companies. The shared data is critical. you know, blockchain brings a magical ingredient and that's the ingredient of trust, you know, in sharing data. Okay. When, if that data and the sources that are providing that data arc okay. From verified and trusted, we're more likely to use that data and you the, any friction that's caused for fear of trepidation that the data is going to be misused. >>Mmm. It goes start to go away. And when that happens, you speed up an exchange and we need speed. Time is of the essence. So blockchain brings a platform for trusted data exchange while preserving privacy. And that provides a foundation. I can do some amazing things in this time of crisis, right? Yeah. And it's, it's not only trust, it's also expediency and you know, cutting out a lot of the red tape. And I want to talk about some of the applications. You're heavily involved in that in the distributed ledger, a project, you know, one of the early leads on that. Um, talk about some of the ways in which you're flying that distributed a ledger. And let's go into some of the examples. So we're, we're really fortunate to be an early adopter blockchain and, and provider of blockchain technology and kind of the fruit of that. >>Um, as I said, it couldn't happen any sooner where we have, Mmm, I would say over a thousand, alright. Users using IBM blockchain, which is powered by the opensource Hyperledger fabric, I'd say over a hundred of those users, um, have reached a level of production networks. you know, it's been great to see some of the proprietors of those networks now repurpose the networks towards hastening the relief of, uh, and one, a couple of examples that stand out, Dave. Mmm. You've seen what's happening to our supply chain. And then I think we got some rebound happening as we speak, but companies all of a sudden woke up one morning and their supply chains were, I'm exhausted. So suppliers, we're out of key goods and the buyers needed very rapidly to expand. They're, the supplier is in their, in their supply chain. there are laws and regulations about what it takes to onboard a new supplier. >>You want to make sure you're not onboarding bad actors. So in IBM for example, we have over 20,000 suppliers to our business and it takes 30 to 40 days who, uh, validate and verify one of those suppliers. We don't have 30 to 45 days, you know, think about you're a healthcare company or a food company. So working with a partner called Jane yard, uh, co-created a network called trust yourself buyer. And we've been able to repurpose, trust your supplier now or companies that are looking, you know, around Kobe 19 to rapidly okay, expand, you know, their, their supply chain. So if you imagine that taking us 45 days or 40 days to onboard a new supplier, okay. Pick, pick a company in our supply chain, Lenovo, that supplier may very well want to go to Lenovo to and provide services to them. Well guess what, it's going to take 40 days, the onboard to Lenovo. >>But if they're part of the trust or supplier network and they've already onboarded to IBM, they're well on their way. You're being visible to all of these other buyers that are part of the IBM network, like Lenovo and many others. And instead of taking 40 days, maybe it only takes five days. All right. So radically, radically, you know, improving the time it takes them. You know, with companies like Ford making ventilators and masks, it will kind of be able to onboard Ford into, you know, health care, uh, companies. But you know, we want to be able to do it with speed. So trust your supplier is a great use of blockchain. Two, expand a buyer and suppliers. Mmm. Exposure. Mmm. And they expand their network to quickly onboard. And you know, with the trust that you get an exchanging data from blockchain with the Mmm provenance, that Hey, this company information was truly vetted by one of the trusted members of the network. >>There's no fee or trepidation that somehow these records were tampered with or, or misused. So that's one example they have of using blockchain. That's a huge, uh, example that you gave because you're right, there are thousands and thousands of companies that are pivoting to making, like you said, ventilators and masks and yeah, they're moving so fast and there's gotta be a trust involved. On the one hand, they're moving fast to try to save their businesses or you know, in the case of Ford, you help save the, the country or the world. On the other hand, you know, there's risks there. So that, that helps. I want to understand me. Pasa basically is, if I understand it, you can privately share, uh, information on folks that are asymptomatic but might be carriers of covert 19. Am I getting that right on? Okay. So me Pasa starts as a project, uh, from a company called has Sarah and their CEO Jonathan Levy. >>And among other things, Jonathan Levy is an amazing, uh, software developer and he's helped us and the community at large, bill, the Hyperledger fabric, uh, blockchain technology, that's part of IBM. Mmm. The power is IBM blockchain. So Jonathan, I have this idea because w what was happening is there were many, many data sources, you know, from the very popular and well known, uh, Johns Hopkins source. And we have information coming from the weather company. There are other governments, um, putting out data. Jonathan had this, this idea of a verified Mmm. Data hub, right? So how do we kind of bring that information together in a hub where a developer can now to get access to not just one feed, but many feeds knowing that both the data is an a normalized format. So that's easy to consume. And like if you're consuming 10 different data sources, you don't have to think about 10 different ways to interact it. >>No kind of normalizing it through a fewer, like maybe one, but also that we really authentically know that this is the world health organization. This is indeed John Hopkins. So we have that trust. So, okay. Yeah. With me, Pasa being I'm a data hub four, uh, information verified information related to the Kronos virus, really laying a foundation now for a new class of applications that can mash up information to create new insights, perhaps applying Mmm. Artificial intelligence machine learning to really look not just at any one of those, uh, data sources, but now look across data sources, um, and start to make some informed decisions. No, I have to say operate with the lights on, uh, and with certainty that the information is correct. So me Pasa is that foundation and we have a call for code happening that IBM is hosting for developers to come out and okay. Bring their best ideas forward and X for exposing me Pasa as a service to the, in this hackathon so that developers can bring some of their best ideas and kind of help those best ideas come alive with me. Me has a resource. >>That's great. So we've got two, we got the supply chain, we just need to share the Pasa. There's the other one then I think we can all relate to is the secure key authentication, >>which I love. >>Uh, maybe you can explain that and talk about the role that blockchain >>we're launching fits, right. So you know, there is people working from home and digital identity verification. It is key. You know, think about it. You're working remotely, you're using tools like zoom. Um, there's a huge spike in calls and online requests from tele-health or government benefits programs. Yeah. So this is all happening. Everything behind the scenes is, yeah. Around that is, is this user who they say they are, is this doctor who they say they are, et cetera. And there are scams and frauds out there. So working with speed, it means working with certainty. and with the verified me networks set out to do a couple of years ago and the beautiful part is, you know, it's ready to go now for this, for this particular usage it's been using. Mmm. Basically think about it as my identity is my identity and I get to lease out information too different institutions to use it for my benefit, not necessarily just for their benefit. >>So it's almost like digital rights management. Like if you put out a digital piece of art or music, you can control the rights. Who gets to use it? What's the terms and conditions, um, on, on your terms? So verified me, um, allows through a mobile app users to invite institutions who represent them, verify them. No. And so I'll allow my department of motor vehicle and my employer, Mmm. Two to verify me, right? Because I want to go back to work sooner. I want to make sure my work environment, um, I'm making this up. I want to make sure my work environment, the people have been tested and vaccinated, but I don't want to necessarily, you know, kind of abuse people's privacy. Right? So I'll opt in, I'll share that information. I'll get my, my doctor and my, uh, department of motor vehicle to say, yes, this is Gary. >>He's from this address. Yes, he has been vaccinated and now I can kind of onboard to services as much quicker whether that service is going through TSA. Do you get on an airplane badging back into my office or you know, signing on to a, you know, telemedicine, a service or government, a benefits program, et cetera. So verify me is using the self, uh, at the station through a mobile application to help speed up the process of knowing that that is truly you and you truly want this service. Uh, and you are also calling the shots as to that. What happens with your information that, you know, it's not spread all over the interweb it's under your control at all time. Right. So I think it's the best of all worlds. The national Institute for standards and technology looked at, verified me. They're like, Oh my gosh, this is like the perfect storm of goodness for identity. >>They actually appointed, yeah, it has a term, it's called triple blind data exchange. It sounds like a magical act. A triple blind data exchange means the requester. Mmm. Doesn't know who the provider is and less know the requester. Um, allows the provider to know, Mmm, the provider doesn't know who the requester requested, doesn't know who the prior provider is that is double-blind. And then the network provider doesn't know either. Right. But somehow across disformed and that's the magic of blockchain. I'm allowing that to happen and with that we can move forward knowing we're sharing information where it matters without the risk of it leaking out to places we don't want to do. So great application of secure key and verified me. Yeah, I love that. Then the whole concept of being able to control your own data. You hear so much today about, you know, testing and in contact tracing using mobile technology to do that. >>But big privacy concerns. I've always felt like, you know, blockchain for so many applications in healthcare or just being able to, as you say, control your own data. I want to better understand the technology behind this. When I think about blockchain, Mmm. I obviously you don't think about it. Cryptography, you've mentioned developers a number of times. There's software engineering. Yeah. Distributed ledger. Um, I mean there's, there's game theory in the, in the, in the cryptocurrency world, we're not talking about that, but there's the confluence of these technologies coming to them. What's the technology underneath these, these applications? Talking about it there, there is an open source, an organization called Hyperledger. It's part of the Linux foundation. They're the gold standard and open source, openly governed, Mmm. Technology you know, early on in 2018 yep. 18, 26. I mean, we got involved, started contributing code and developers. >>Two Hyperledger fabric, which is the industry's first permissioned blockchain technology. Permission meaning members are accountable. So the network versus Bitcoin where members are anonymous and to pass industry Reggie regulations, you can't be anonymous. You have to be accountable. Um, that's not to say that you can't, okay. Work privately, you know, so you're accountable. But transactions in the network, Mmm. Only gets shared with those that have a need, need to know. So that the foundation is Hyperledger fabric. And IBM has a commercial offering called the IBM blockchain platform that embodies that. That kind of is a commercial distribution of Hyperledger fabric plus a set of advanced tools to make it really easy to work with. The open source. All the networks that I talked about are operating their network across the worldwide IBM public cloud. And so cloud technology lays a really big part of blockchain because blockchains are networks. >>Mmm. You know, our technology, IBM blockchain platform runs really well in the IBM wow. But it also allows you to run anywhere, right? Or like to say where it matters most. So you may have companies, I'm running blockchain nodes in the IBM cloud. You may have others running it on their own premises behind their firewall. You might have others running an Amazon and Microsoft Azure. Right. So we use, um, you may have heard of red hat open shift, the container technology so that we can run Mmm. Parts of a blockchain network, I guess they said where they matter most and you get strengthened a blockchain network based on the diversity of the operators. Because if it was all operated by one operator, there would be a chance maybe that there can be some collusion happening. But now if you could run it know across different geographies across the IBM cloud. >>So almost three networks all run on use this technology or run on the IBM cloud. And Dave, one more thing. If you look at these applications, they're just modern application, you know, their mobile front ends, their web portals and all of that kind of, okay. Okay. The blockchain part of these applications, usually it's only 20% of the overall endeavor that companies are going through. The other 80% it's business as usual. I'm building a modern cloud application. So what we're doing in IBM with, but you know, red hat with OpenShift with our cloud packs, which brings various enterprise software across different disciplines, blends and domains like integration, application, data, security. All of those things come together to fill the other 80% the above and beyond blockchain. So these three companies, okay. You know, 99 plus others are building applications as modern cloud applications that leverage this blockchain technology. So you don't have to be a cryptographer or you know, a distributed database expert. It's all, it's all embodied in this code. Mmm. Available on the IBM cloud, 29 cents a CPU hour. It was approximately the price. So it's quite affordable. And you know, that's what we've delivered. >>Well, the thing about that, that last point about the cloud is it law, it allows organizations, enterprises to experiment very cheaply, uh, and so they can get, uh, an MVP out or a proof of concept out very quickly, very cheaply, and then iterate, uh, extremely quickly. That to me is the real benefit, the cloud era and the pricing model. >>I just mentioned, David, as I said it when I started, you know, it's like we were working out in a gym, but we weren't quite sure. We knew why we were, we were so keen on getting fit. And what I see now is this, you know, blossoming of users who are looking at, you know, a new agreement. We thought we understood digital transformation. Mmm. But there's a whole new nice to be digitized right now. You know, we're probably not going to be jumping on planes and trains, uh, working as, as, as more intimately as we were face to face. So the need for new digital applications that link people together. Uh, w we're seeing so many use cases from, um, trade finance to food safety, to proxy voting for stock, know all of these applications that we're kind of moving along at a normal speed. I've been hyper accelerated, uh, because of the crisis we're in. So blockchain no. Couldn't come any sooner. >>Yeah. You know, I want to ask you, as a technologist, uh, you know, I've learned over the years, there's a lot of ways to skin a cat. Um, could you do the types of things that you're talking about without blockchain? Um, I'm, I'm sure there are ways, but, but why is blockchain sort of the right path, >>Dave? Mmm. You can, you can certainly do things with databases. Mmm. But if you want the trust, it's as simple as this. A database traditionally has a single administrator that sets the rules up for when a transaction comes in. Mmm. What it takes to commit that transaction. And if the rules are met, the transactions committed, um, the database administrator has access who commands like delete and update. So at some level you can never be a hundred percent sure that that data was the data that was intended in there. With a blockchain, there's multiple administrators to the ledger. So the ledger is distributed and shared across multiple administrators. When a transaction is submitted, it is first proposed for those administrators, a process of consent happens. And then, and only then when the majority of the group agrees that it's a valid transaction, is it committed? And when it's committed, it's committed in a way that's cryptographically linked two other transactions in the ledger, I'm making it. >>Mmm tamper-proof right. Or very difficult to tamper with. And unlike databases, blockchains are append only so they don't have update and delete. Okay. All right. So if you really want that center of trusted data that is a tested, you know, that has checks and balances across different organizations, um, blockchain is the key to do it, you know? So could you do it in data with a database? Yes. But you have to trust that central organization. And for many applications, that's just fine. All right. But if we want to move quickly, we really want to share systems of record. Mmm. I hear you. Sharing a system of record, you have regulatory obligations, you can say, Oh, sorry, the record was wrong, but it was put in there by, by this other company. Well, they'll say, well, >>okay, >>nice for the other company, but sorry, you're the one in trouble. So with a blockchain, we have to bring assurances that we can't get into that kind of situation, right? So that shared Mmm. Distributed database that is kind of provides this tamper resistant audit log becomes the Colonel cross. And then with the privacy preservation that you get from encryption and privacy techniques, um, like we have like these things, both channels, um, you can transact, um Hm. And be accountable, but also, Mmm. Only share of transactions with those that have a need to know, right? So you get that level of privacy in there. And that combination of trust and privacy is the secret sauce that makes blockchain unique and quite timely for this. So yeah, check it out. I mean, on the IBM cloud, it's effortless. So to get up and running, you know, building a cloud native application with blockchain and you know, if you're used to doing things, um, on other clouds or back at the home base, we have the IBM blockchain software, which you can deploy. Yeah. Open shift anywhere. So we have what you need in a time of need. >>And as a technologist, again, you're being really, I think, honest and careful about the word tamper. You call it tamper resistant. And if I understand it right, that, I mean, obviously you can fish for somebody's credentials. Yeah. That's, you know, that's one thing. But if I understand that, that more than 50% of the peers in the community, it must agree to tamper in order for the system. You tampered with it. And, and that is the beauty of, of blockchain and the brilliance. Okay. >>Okay. Yeah. And, and, and for, um, performance reasons we've created optimizations. Like you can set a consensus policy up because maybe one transaction it's okay just to have a couple people agree and say, Oh, well, you know, out of the a hundred nodes, Mmm. Three agree, it's good enough. Okay. Other, other policies may be more stringent depending on the nature of the data and the transaction, right? So you can tone, you can kind of tune that in based on the class of transaction. And so it's kind of good and that's how we can get performance levels in the, you know, thousand plus. In fact, IBM and RBC, um, recently did, um, a series of performance analysis because RBC said, Hey, can I use this for some of my bank to bank exchanges and we need to support over a thousand transactions per second. They were able, in their use case, there's support over 3000. Transact for a second. Okay. Mmm. You know, that we were very encouraged by that. I'm glad you clarified that because, so essentially you're saying you can risk adjust the policies if you will. >>That's great to know. Mmm. I could go on forever on this topic. Well, we're unfortunately, Jerry, we're well over our time, but I want to thank you for coming back, planning this important topic. Thrilled. IBM has taken a leadership position here, and I think, you know, to your point, this pandemic is just going to, can accelerate a lot of things and blockchain is, but in my view anyway, one of them. Thank, my name is Dave Vellante and you're watching the cube. Hillary Hunter is here. She's the vice president and CTO of IBM cloud and also an IBM fellow. Hillary, thanks for coming on. Good to see you. >>Thanks so much for having me today. >>All right, let's get really, let's get into it. We want to focus on security and compliance. It's a key, obviously a key aspect and consideration for customers. But I have to start by asking you, there's this sort of the age old conflict between being secure and then having the flexibility and agility and speed that business people need. How does IBM clouds sort of square that circle? >>Yeah, you know, it's, it's really interesting because cloud itself is detained, um, designed to deliver agility, um, and speed. And that's everything from the release cadence to being able to consume things as APIs. And so when we say cloud and security, it's about the things that we implement as a cloud provider and the services that we stand up. And all of that is API driven. Um, all of that is intended to enable, you know, data protection through API APIs intended to enable security monitoring through PIs and dashboards and other things like that. And so actually when delivered as cloud services, security functions can actually even go more quickly and can facilitate that speed and agility in and of themselves. So it's really interesting that the means of delivering cloud capabilities actually can facilitate that agility in the security area. >>Yeah, I mean I think it's, especially in these times with COBIT 19 a lot of why is that? We're talking, you were saying, Hey, yeah, we're really going harder, uh, for the cloud because the downturns have been actually pretty good for them. For the cloud. I presume you're sort of seeing the same thing, but if you think about the cost of a breach, it's millions of millions of dollars on average. And think about the time it takes for an organization to identify when there's been an infiltration. Mmm. I know small companies like ours, we feel good that we can tap into, you know, cloud infrastructure. what are your thoughts? Oh, on sort of that whole notion cloud essentially maybe even having better security in a way, but however you define better. >>Yeah. You know, I, I actually agree with those statements and I think it's played out in many of our client engagements. Um, because when you are talking about cloud and you're talking about security, we have the opportunity to present to you a proactive approach, right? Where we're saying, okay, leverage this type of technology in order to do your key management or data encryption. It is up by us already fully as a service. You consume it API driven. Um, and so we are able to say that this will enable you to have end to end data encryption or corruption according to some standard or key management, um, where the keys remained in your hands or you know, use these things that are security services so that there isn't, um, there doesn't have to be, um, as detailed of a conversation. Um, as you often have to have in your solution, in your own it. >>You can say, okay, what's the objective we're trying to get to what is the net security and compliance posture? And we as a cloud provider can be proactive and telling you, Hey, therefore then use this combination of services and use them in this following way and that will enable you to reach those outcomes. And so moving past, um, you know, being fully self service where you have to configure hundreds and hundreds of things yourselves. To me being more prescriptive and proactive and goal oriented and outcome oriented, um, is an opportunity that we have in cloud where we're standing up Janning up capabilities. And so we really tried to talk to clients about, okay, what's the, what are you trying to accomplish? Are you concerned about control over your it? Are you concerned about meeting particular documentation on particular regulatory compliance? What's the point? And then how does that relate into a conversation about data compute, networking, et cetera, and then what does that matter too in terms of how you should then use certain cloud capabilities. >>I want to follow up on that, Hillary, because I want to see it. If I can discern, maybe there's some difference in the way IBM approaches this. I've often said in the cube that bad user behavior trumps good security every time. And of course you've got multiple layers, you've got IBM securing, you know it's infrastructure and it's cloud. You've got it in whatever role there and you've got the end user now. Yeah. Somebody fishes the end user or end user admin. Okay. There are things you can do fine. Hmm. But there's also the, it kind of in the middle you mentioned managed services is IBM's approach, you know, somewhat different >>no >>cloud suppliers. Maybe you could elaborate on that. >>Yeah. So, you know, we really look to protect the services that we're standing up, whether it's infrastructure services, where it's yeah, networking, whether or not it's container service or you know, other services that we're providing. We're looking to protect it, those, you know, down to the core of what that service is and how it works and, and how it provides security and then the technologies that that service integrates into. Right? So services seamlessly integrating into bring your own key and our, um, FIPs one 40 dash two level four baths, um, keep your own key, et cetera. So, so we take other things for our clients and then in doing so, we enable end to end the client to understand both what the status of the service itself is as well as, um, you know, how they use it in order to take into account other security considerations. >>And, and I think it is a fundamentally different, um, approach then one takes for, you know, your own it, you're responsible end to end for everything. In this case, you know, we a secure what we're doing. And then we enable through things like our security advisor, um, to do configurations in such that, that governed the developer behavior and ensure that overall together between us and the client, the posture, even of what the developers and such is understood and can be monitored and ensured that it is secure and compliant. Okay. So I just want to take an example of that. So you are responsible for let's say, securing the object store as an example, but yet at the same time the clients it organization policies that map to the edict of their organization. So they've got flexibility sort of a partnership. Okay. Am I understanding that correctly? >>Yeah, absolutely. And the question is then that it organization that's taken policies, um, we then enable our clients to use tools, everything from things that can be integrated into the dev sec ops pipeline of red hat, you know, and initiatives that are going on. We had CNCF and NIST and other places like that. Yeah. So how can they translate their risk, insecurity, postures into concrete tools? That's that we deliver, right? Everything from dev, sec ops and OpenShift. So then tools and dashboards that we have, like security advisor, um, so that they can then most effectively implement the entirety of what constitutes security on in public cloud environment with confidence. Yeah. So security in compliance slash privacy or sort of two sides of the same coin. So I want to understand, Oh, IBM cloud is approaching, Oh, compliance, obviously GDPR, yeah, yeah. Whatever. They may have, I guess 2018 in terms of the fines. >>Oh, the, the California consumer privacy act. Everybody sort of has their own little GDPR now States and regions and countries, et cetera. How is IBM supporting clients in regard to Oh, compliance such initiatives? Yeah. You know, and this is an area where, you know, again, we are working to make it as easy as possible for our clients to not only see our status on certain compliance areas, which is visible through our website on compliance, but also to achieve compliance is where there is some joint or shared responsibility. So for example, in Europe with the European banking 30, we have kind of an industry unique position and enabling clients you achieve, um, what is needed. And so we provide proactive, you know, guidance. I'm on European banking authority or a PCI DSS or other things like that. So we really are trying to take a very proactive approach to Mmm, uh, providing the guidance that clients need and meeting them in that journey over all. >>We, in addition have a specific program for financial services, um, where we announced our partnership back in November with the bank of America for financial services for a very significant control setting compliance, um, that is not just a of a bunch of little existing things, but it really is a tailored control set for the financial services industry. Um, that acknowledges the fact that, you know, getting compliance in that space can be particularly, ah, particularly challenging. So we are, are taking a very proactive approach, do helping our clients across different doctors, um, deal with those changing, you know, postures and internally as a cloud organization. Um, we are advised also by IBM Promitory, which, um, it has extensive background over 70 jurisdictions globally, changes in all these postures and in compliance and rules and such like that, that they consistently and continuously monitor. Um, and help us design the right cloud moving forward. Cause is compliance as you said is it's very much a dynamic and changing landscape. >>You know, when you talk to chief information security officers and ask them what their biggest challenges, they'll tell you. Yeah. The lack of skills. Uh, and so they're looking to automation. It really helped close that gap. And clearly cloud is sort of all about automation. So I wonder if you could just talk a little bit about what you're seeing with regard to automation generally, but specifically how it's helping, you know, close that skills gap. >>Yeah, you know, it, the, the, the topic of automation is so interesting when it intersects security because I really view this, um, transition to cloud and the use of cloud native and the use of containers and such actually is an opportunity again, yet again to improve security and compliance posture. Um, because cloud, um, and uh, the dev ops and CICB pipelines, um, and all of that of, of a cloud native build and a containerized build give you a certain opportunity both to prevent a bunch of behaviors as well as to collect certain information that may become useful later on. Um, I think actually called modernization because of the automation it brings, um, is a really, really topic for both CSOs and risk officers right now because it can not just improve the agility that you started with as a motivation to go to cloud, but it can also improve visibility into what's going on with all your workloads. >>You know, to know that a developer used a particular library and then you see, oops, maybe there's a concern about that library and you instantly know where across the entirety of your IOT that that's been deployed. That's a tremendous amount of knowledge. Um, and you can take either, you know, immediate action on that or you can through automation push out changes and things like that. Um, we use internally as a cloud provider the best of SRE and automation practices to keep our estate patched and other things like that. And that can also then translate into people's own workloads, which I think is a really exciting opportunity of cloud. >>You know, we're out of time, but I want to close and asking you sort of what we should look at 42, we had a great conversation earlier, well with Jamie Thomas about, about quantum and she talked about ideas. You get that on the IBM what what should we look forward to sort of in the coming months and even years in IBM cloud. >>Yeah. You know, we're really excited about that agility, that cloud itself for us as a company and provides, right? Like you said with quantum, it is the place that we can bring out the latest and greatest things, um, in, you know, uh, for our clients to use and experiment with and adopt their algorithms and such juice. So you're going to continue to see us taking a very aggressive posture in turning the latest and open source and technologies into cloud delivered fully managed services. Um, and so, you know, everything from what we've done already with, um, Istio is a service and can native as a server, a service and quantum as a service, et cetera. Um, you'll continue to see us take that approach that, um, you know, we want to be a fresh and vital environment for developers to consume the latest and greatest that's out there. Um, but yet as an enterprise focused company and a company, you know, very much focused on security and compliance, you'll continue to see us back those things with our own efforts to secure and then enable security, um, on our environment. >>Well, Hillary, thanks so much for coming on the cube. We go in depth with thought leaders driving innovation across the tech industry. I'm your host, Peter Burris. It's a well known fact of life at this point in time. We're going to the cloud in some manner, way, shape or form. Every business that intends to undertake a digital transformation is going to find themselves in a situation where they are using cloud resources to build new classes of applications and accelerate their opportunities to create new markets that are more profitable. What folks haven't fully internalized yet though is what it means to govern those activities. What does it mean to use data that is in the cloud in a compliant and reliable way? What does it mean to allow rapid innovation while at the same time ensuring that our businesses are not compromised by new classes of risk, new classes of compliance issues as a result of making certain liberties, uh, with how we handle governance. So that's what we're going to talk about today and we've got a great conversation for you. Toby Knapp is a co founder and CTO of day two IQ and Charlie Betts is the principal analyst at Forrester. Toby. Charlie, welcome to the cube theater. All right, so Charlie, I'm going to start with you. I kind of outline the overall nature of the problem, but let's get it very specific. What is the problem that enterprises face today as they try to accelerate their use of technology in a way that doesn't compromise the risk and compliance concerns? >>Well, we are hearing the same story over and over again. Peter, uh, companies are starting on the cloud native journey and perhaps a dev ops journey. You know, there's some similarities there. You know, one leads to the other in many cases and they S they do a proof of concept and they do a pilot and they like the results. But both of those efforts had what from monopoly, we would call it a get out of jail free card. You know, they had a pass to bypass certain regulatory or governance or compliance controls. Now they want to scale it. They want to roll it out across the enterprise and you can't give every team a get out of jail free card. >>Well, let me dig into this because is it that the speed with which we're trying to create new things, is that the key issue? Is it that the new technologies like Coobernetti's lend themselves to new style that doesn't necessarily bring good governance along with it? What is, what are those factors that are driving this problem? >>I think the central factor, Peter, is the movement from stage gated governance to governance of continuous flow. We could unpack this in various ways, but really if you look at so many governance models and people ship them to us and we comb through them and it's getting, you know, doing a lot of out lately, what we see is over and over again, this idea that delivery pauses experts come in from their perspective with a checklist they go through, they check the delivery against the checklist, and then the Greenlight is given to move on. And this is how we've run digital systems for a long time now. But now we're moving towards continuous flow, continuous iteration, >>agile, agile, DevOps, >>dev ops, all the rest. And these methods are well suited to be supported by architectures like Coobernetti's. And there are certain things you can do with automation that are very beneficial in cloud native systems, but you're up against, you know, decades of policy that assume this older model is based on older guidance like ITIL and PIM, Bach and, and COBIT and all the rest. COBIT 2019 is still based on a plan build run model, >>which is not, is not necessarily a bad thing in the grand scheme of things, but it doesn't fit into a month long sprint. >>It doesn't fit. And more and more what we're seeing when I say stage Gates are going away, what we're seeing is that the life cycle becomes internalized to the team. You still plan, build, run. But it's not something that you can put controls >>on at the high level. And so the solution seems to be is that we need to be able to foster this kind of speedy acceleration that encourages the use of agile, uh, leads to a dev ops orientation. And somehow fold good solid governance practices right into the mix. What do you think the, let's take a look at 2025, what's it going to look like? And uh, even if we're not ready for it yet? >>Well, I think you were going to govern a lot more at the level of the outcome. You're going to govern what not how as much, but there are a lot of things that still are essential and just basic solid good practice such as not having 15 different ways or a hundred different ways to configure major pieces of infrastructure. You know, there's a, in the, some of the reports, uh, the state of DevOps report that came out, there was a, uh, a note in there or a finding in there that it was best to let the developers have a lot of choice. And I understand that developer autonomy is very important, but every time a development team chooses a new technology or a new way to configure an ex, an existing technology, that's an expansion of attack surface. And I'm very concerned about that, especially as we see things like Equifax with the, uh, the struts exploit, you know, we, we have to keep our environment secure, well patched up to date. And if you only have one or two ways that things are configured, that means your staff are more likely to do the right thing as opposed to, you know, infinite levels of variation, you know, on a hundred different ways of configuring. Coobernetti's >>well, presumably we don't want the infinite levels of variation to be revealed at the business level and not down at the infrastructure level. I think one of the things that folks mean or folks aren't intending or hope to be able to do with digital business you're alluding to this is creating a digital asset, a software based asset because ultimately it's going to be more integratable, but you lose the opportunity to integrate those things if you're increasing the transaction costs by introducing a plethora of discordant governance models. Is that what you're seeing as well, Toby? >>Absolutely. And I think, uh, you know, some aspects of cloud native that make this problem a lot bigger is actually, you know, cloud native encourages sort of a self service model for infrastructure. And also we're seeing our shift, um, off, uh, power and decision making towards developers, right? So you have developers introducing a lot of these new stacks, often in a very, you know, sort of bottoms up, um, organic way. So very quickly and enterprise finds themselves with, you know, 10, 15 different ways to provision infrastructure to provision communities, clusters. Um, and often, you know, the teams that are in charge of governance aren't even aware of these things, right? Yes. So, uh, I think it starts actually with that and you know, how can we find, uh, this balance of giving developers the flexibility they want, uh, you know, having them leverage the benefits of cloud native, but at the same time making the folks that are in charge of governance, uh, aware of what's going on in, in their enterprise, uh, making them aware of the different stacks that are provisioned. Uh, and then finding the right balance between that flexibility and enforcing governance. Uh, there's ways to do that. Um, you know, there what we see a lot is, is, uh, waste, uh, people building one stack on cloud provider, a different stack on cloud provider B, a third stack, you know, at the edge or in their data center. And so when it comes to patching, security issues, upgrading versions, you know, you, you're doing three, five times the, the amount of work. >>Well, let me ask you a question because we can see that the problem is this explosion in innovation at the digital level, uh, that is running into this, uh, the, the stricture of historical practices. And as a result, people are in running governance. What is it, I mean, if I think about this, it sounds to me like the developer tooling is getting better, faster than the governance tooling. Where are we in the marketplace in terms of thinking about technologies that can improve the productivity on the governance side so that we can bring governance models to the developers so they don't have to make decisions at that level? >>Right. I think where we are in the market is, um, so obviously cloud native and Kubernetes specifically has seen rapid adoption Indiana price, right? And I think, um, you know, the governance and tools are just now catching up. Right? Right. Um, so the typical journey we see is, uh, you know, folks try out Kubernetes, they try out cloud native technologies to have a very good first experience. It's easy. And so they kind of, uh, you know, forget some of the best practices that we've learned over the years for how to secure a production stack, how to make it upgradable, maintainable, how to govern workloads and versions, um, because they'll still, schools just simply didn't exist. Uh, so far we're now seeing these tools emerge. Um, and, and really it's the same approaches that have worked for us in the past for, for running these types of infrastructure. It's, um, you're having a central pane of class for visibility. What versions am I running? Uh, you know, first being aware of what's out there and then you'll centralizing management of these, of these stacks. Um, how do I, you know, lifecycle manage my, my Kubernetes clusters and all the related technologies. Those are the tools that are just now showing up in the market, >>but it's also got to be, I presume that, uh, a degree of, uh, presuming that the tooling itself does bring forward good governance practices into a modern world. If I got that right. >>Yeah, absolutely. I think this is one of the key things that the updated INO team, uh, the infrastructure and operations and our, our view is that these become platform teams. So we've maybe relieved the INO term behind we go with the platform teams. This is one thing that they should be doing is creating reference implementations. You know, the, you know, here's your hello world stack and it's perfectly compliant. Go solve your business problem and leave the undifferentiated heavy lifting to us. You know, and this is I think, uh, going should be a welcome message. Uh, assuming that the stack is providing all the services that the developer expects. >>Well it certainly suggests that there is a reasonable and rational separation of duties and function within a business. So the people that are close to the business of building the function that the business needs are out there doing it. Meanwhile, we've got infrastructure developers that are capable of building a platform that serves as multitude of purposes with the specificity required for each workload and in compliance with the overall organization. >>There's a key message that I want to reinforce with the audience as we think about the future of INO. I, we've been thinking a lot about it at Forester. What is the future of the traditional INO organization? If I say infrastructure that implies application and I'm talking about a stack that doesn't go away, you know, there will always be a stack, a layered architecture. What is being challenged is, when I say operations, that implies dev and I'm talking now about a life cycle. That's what's merging together. And so well, the life cycle becomes something that is held internally within your feature or component team and is no longer a suitable topic of governance. Absolutely. In terms of the layered infrastructure, this is where we, it's still a thing, you know, because yes, we will platform teams, component teams, feature teams facing the business or the end user. >>Well, it's all back to the idea that a resource is a reasonably well bound, but nonetheless with the appropriate separation, uh, of, of function that delivers some business outcome. And that's gonna include both infrastructure at a software level, an application at a software level. So look, we, you spent a lot of time talking to customers about these issues when they come back to you. Uh, where are you seeing successes most obviously and why? >>Yeah, so where we see successes is where, um, you know, organizations, um, figure out a way to give developers what they want, which is in the cloud native spaces. Every development team wants to own their own communities cluster. They want to, it is their sandbox. They want to install their own applications on there. They don't want to talk to different team when they install applications. So how can you give them that while at the same time enforcing the standards that you need to, right? How do you make sure those clusters follow a certain blueprint that have the right access control rules? Um, you know, sensitive information like, like credentials are distributed in the right way. The right versions of workloads are available. Organizations that figure out how to do that, uh, they are successful at this. So the government from a central place, they have um, you know, essential pane of glass. >>Um, you know, like our product commander where they essentially set up blueprints for teams. Um, each individual team can have their own cluster. It gets provisioned with this blueprint. And then from the central place I can say, all right, here is what my production clusters should look like. Right? Here are the secrets that should be available. Here are the access control rules that need to be set. And so you find the right balance that way, right? You can enforce your governance standards while at the same time giving developers their individual clusters that development their staging of production clusters. >>And here's the options and what is an edible option and what is not. Right. Yeah. So it seems to me as if I, I mentioned this earlier, if I think about digital business, it's the opportunity to not only turn process, we're increasingly digitized process, but the real promise also is to then find ways of bringing these things together, integrate the business in response to new opportunities or new, uh, competitive factors or regulatory factors, whatever else it might be, and literally reconfigure the business quickly. That has to be more difficult if we have a wide array of, of governance models and operational principles. Trolley is, you think about customer success, uh, what does it mean for the future to be able to foster innovation with governance so that the whole thing can come together when it needs to come together? >>Well, I think that we need to move to governing again, as I said earlier, governing >>what not. How uh, >>I believe that, uh, you know, teams should be, should be making certain promises and there's a whole idea of the theory that's out there. A guy named Mark Burgess who is, you know, well known in certain certain infrastructure as code circles. So what are the promises that the team makes within the larger construct of the team of teams and is that team being accountable to those promises? And I think this is the basis of some of the new operating models we're seeing like Holacracy and teal. I think we're in very early days of looking at this. But you know, yeah, you will be held accountable for you know, objectives and key results. But how you get there, you have more degrees of freedom and yet at an infrastructure level, this is also bounded by the fact that if this is a solved problem, if this is not interesting to the business, you shouldn't be burning brain power on solving it. You know, and maybe it was interesting, you know, a couple of years ago and there was a need to explore new technologies, but really the effort should be spent solving the customer's problems.
